wait but I'm actually shocked how many people on here are like "the hag had him, john got lucky she didn't know what a gun was!" like. no??? John was playing her from the start! We find out later:

He bargained with Yorick before the witch could even hear him; he intended to lie and extracted the deal with Yorick to make him go along with it.

He changes tacts several times as he figures out what will get her; the plan the whole time is get the witch on our side or get rid of her. He tries (a) first and switches to (b) when she's only on his side, not Arthur's.

But he's always prepared for where we end: it's towards the BEGINNING of the conversation that he first identifies the gun as the "object of Leng"; that was a set-up coming for a long time, not a last-ditch effort.

The Witch makes a much bigger mistake than not knowing what a gun is--she thinks she convinced the god of lies that she's right! Hag, when people tell you what they are, believe them!

Anyway, I understand the episode was extremely tense (IT WAS) but in retrospect I don't think people are giving John enough credit. He was playing a long game but that was not an out-of-nowhere victory.
