i'm only gonna talk about hashirama for right now bc i tend to project a bit too much when it comes to madara being low emp lmao ("he's just like me for real" and whatnot)
so one thing about hashirama that's pretty consistently shown throughout the series (well. throughout the 4th war, anyway. not gonna pretend i remember too much about when he first got revived during the chuunin exams lol) is that he. doesn't really get people all that well. he cares a lot, that much is obvious, but during his flashback he repeatedly fails to really understand where madara is emotionally at all.
his response to madara telling him that izuna died from the wound tobirama inflicted on him but left him with the power to protect the clan is basically "i sent you a letter about a truce agreement; if you want to protect your clan then let's stop fighting", but even though the hashirama telling the story seems aware of what kind of position madara was in, the hashirama at the time doesn't. the uchiha clan is losing; it's becoming more and more apparent that they aren't going to be able to win. to hashirama, that means it's a good time for a ceasefire, but to. pretty much everyone else, any agreement they come to will just be the uchiha surrendering.
madara intends for that fight to be the deciding factor. either the eternal mangekyou will be enough to beat hashirama and the uchiha will triumph, or it won't and they'll be permanently defeated. but the situation the clan is in at that moment isn't sustainable, and surrendering to the clan they've been enemies with since forever is a death sentence. the only option in his eyes is to defeat the senju. or, if that fails, die trying. hashirama isn't in that position. the senju clan is doing well, they're winning, they have the advantage in nearly any negotiations that might happen. he can't understand where madara is coming from.
one thing i find interesting about their final pre-konoha fight is - and i have no clue if the anime kept this the same - that madara is the only uchiha shown to be present. we're shown plenty of senju, but if there are any uchiha aside from madara there, we don't see them. to me, those shows three things: first, that the defections to the senju deeply impacted madara's ability to trust his clan (which was probably already tough bc he doesn't like people standing behind him - he doesn't want to be a leader; it's just his duty). second, that he was aware that any final showdown between him and hashirama wouldn't really be affected by the presence of anyone else- there weren't any senju aside from hashirama who were a threat to him, so he didn't need to bring anyone else. he could leave them out entirely. and third, he knew he wouldn't be able to kill hashirama. whether he didn't think he'd be physically capable, or if he doubted his own resolve, or even if he thought he could but would either die in the attempt or be so badly hurt that any bystander could take him out, he didn't intend to walk away from that fight.
that's something he makes pretty clear with his ultimatum to hashirama: kill your brother, or kill yourself. to madara, the choice is obvious- ignore the defeated enemy's words and kill him. madara could never dream of killing izuna himself (at least, the madara at that time couldn't; hard to say about post-rinne rebirth'd madara), and he can't rely on anyone else to protect his clan so killing himself would also be out. he wants hashirama to kill him, and he's giving him a way to do it that even the uchiha clan would be able to understand ("he asked you to kill your own brother??? dude wtf").
but hashirama either doesn't understand that or simply refuses to. to him, in that moment, madara and the dream of the village are one and the same. and he does trust his little brother (even if he really, really shouldn't, at least not when it comes to the uchiha...), so he has no problem with leaving the dream to tobirama and madara, and trusting them to heed his final words and end the fighting. he's sad that he won't be there to see it, but so long as it happens, he can live with that. well, uh. not live with that, but you know what i mean.
he shows the same faith in tobirama when he makes him his successor (presumably...? idk if it was ever clearly established that hashirama picked him out; i can't remember) in spite of madara's (correct) belief that entrusting the village to tobirama will lead to the uchiha clan's downfall. he himself was able to move past their clans' history, and madara was too to an extent, so surely tobirama can too. but tobirama's hate for the uchiha and fear of madara specifically is something he can't get past. to be clear, i'm not really judging tobirama too much on that - the war was clearly a deeply traumatic, fucked up thing, and i think it'd be pretty hard for anybody to just set it all aside and move on. there's probably something to be said about tobirama's desire to not disappoint his brother clashing with his inability to accept the uchiha and ultimately resulting in both his theories concerning the clan itself and whatever connection he had with kagami, but. i frankly do not care very much about tobirama one way or the other. i have very little interest in him outside of his relationships with characters i'm more interested in (hashirama, madara, hiruzen, danzou, etc.)
anyway, hashirama is extremely aware of his own absurd power, and that he's. pretty much a walking god among men, but i think he either doesn't notice or chooses to ignore that that deeply impacts his ability to understand almost anyone else. madara might've been the first person - maybe the only person - he was ever able to really feel like he had an understanding with, and if that's the case then i can absolutely understand why it was so hard for him to accept as an adult that they no longer shared the understanding they had as children. madara is also pretty much the only person able to see past just how dangerous hashirama is - tobirama is a decent second in that area; he's got no problem yelling at hashirama and scolding him and whatnot, but as soon as hashirama goes into Seriously Angry Mode, he backs down right away (again, understandable. i also would not want super tree god man to be genuinely angry with me). madara doesn't have that restraint - hashirama's serious mode doesn't scare him at all (or if it does. well. scared and horny etc etc)
one final thing before i wrap this up, is that hashirama's understanding of madara is also affected by just how much time has passed between them. regardless of how long hashirama lived after killing madara (my guess is not all that long), madara lived for decades after hashirama's death. he doesn't know him anymore. so it's hard for me to say whether it's the distance between who they were and who they are or just hashirama being no emp, but i think his attempt at getting sasuke to try to talk to madara bc of his resemblance to izuna could also be relevant. bit harder to say tho since i don't own that volume (yet).

can people stop taking singular panels to ‘prove their point’ and actually take into account the entire narrative?
naruto called sasuke friend or brother depending on the situation ~ first half of story. after which he just referred to sasuke as his friend. though somehow it escapes people that this shift in naruto’s words occurred at a particular point so just cling to singular panels in the first half of the manga.

just before the sasuke reunion, to sakura and sai, naruto says this when asked about why he goes so far for sasuke:

also bringing to mind what haku said about precious people back in land of waves. since sasuke is naruto’s most precious person, also seen with the chapter titled ‘most precious person’ and sasuke smack on the front cover.
to itachi naruto says he’s more of a brother to sasuke than itachi ever was. since itachi caused sasuke a lot of pain. that’s the last time naruto refers to sasuke as with the word brother. in chapter 403.

naruto realised afterwards his feelings weren’t that. brotherly is not the right label to describe their relationship. during the kage summit, after hinata’s confession and all that pining and thinking about sasuke, naruto maintains that sasuke is his ‘friend’.

it’s Indra and Ashura’s chakra that cling to sasuke and naruto, not their souls. which is why madara and hashirama could get revived, but anyways.

naruto also says many times he and sasuke aren’t Indra and Ashura. They’re not brothers. They’re friends.

during the emotional reconciliation of 698 naruto calls sasuke his friend again. and when sasuke asks naruto to explain what friend means 🤡 to him naruto says he can’t describe it but he says he hurts for him.

so not brothers. not just friends, not a friend by common definition, a friend whose meaning needs to be explained. the journey of a boy who had no bonds, to figuring out what it is exactly that he feels for another boy as he sheds labels that don’t quite fit. that he can’t exactly explain. i wonder what it could be… it’s a mystery 😐

There are A LOT of time travel fix-it fics, but this isn't my favourite trope. That said, this post might be the only part of the recommendations for this section of Naruto fanfiction.

madara uchiha really is the sexiest naruto character of all time. madara is strong (he cooked an entire army, the five kage, almost killed naruto, etc), handsome, his japanese voice is a deep sexy asmr voice by legend naoya uchida, he is a buff muscular boi, and he acknoledges when people are strong (ex. might guy). he is one of my biggest crushes in all of fiction alongside the likes of guts berserk, jin kazama tekken, featuring dante from the devil may cry series, reverse flash, gambit, spawn, omni man, and superman. why even bother wanting to simp for midsuke uchiha when madara uchiha is literally right there. sasuke is a bum and a fraud who constantly gets washed by everyone (ex. rock lee, gaara, haku, raikage, killer bee, daddy madara, jesus-kun - i mean naruto, and kishimoto's favorite character itachi uchiha). sasuke gets fucking aerithed by madara and then sasuke almost fucking died. not even being a part of the plot relevant uchiha bloodline can save sasuke from being a pathetic jobber. sasuke almost always fails to finish or kill his opponents. the only characters sasuke defeated/killed are all bums or side characters (ex. the nameless fodder samurai and deidara). sasuke failed to fix the shinobi system or restore his clan. he revived orochimaru, someone who experimented on his people and worked with danzo. sasuke didn't kill orochimaru's ass again, nice going mr. sauce gay i'm sure the uchiha clan is so proud of you in the afterlife. madara actually fucking suceeds in what he sets out to do, he actually unleashed the infinite tsukuyomi. madara is so hot such a chad. man why didn't sakura just cheat on him with madara, that would be great. anyways that is why sasuke is a mid character and madara is the GOAT and the hottest character in naruto history.

I never did but now I have and I found this post as an answer to what is the meaning!
I shall quote:
卑劣様/Hiretsu-sama/Lord Dastardly-Ignoble.
This joke targets most of the time Tobirama Senju, it comes from chapter 525 : The Kages Revived.
There Mu, who has been resurrected by Edo Tensei, comments on the technique and calls it Wretched, Dastardly or Hiretsu/卑劣 in japanese.
Hiretsu : 【ひれつ】 (adj-na,n) mean, foul play, cowardly, base, (P)
Since that point, Tobirama has been nicknamed Hiretsu-sama or as I call him Lord Dastardly.
It came to a point where most of his techniques are renamed with Hiretsu in it, so instead or Hiraishin Giri or Flying Thunder God Slash, we have Hiretsu Giri : Dastardly Slash.
Another point where they had fun with this joke, is during Danzou's flashback. In this editm Tobirama refuses to be the decoy and says "囮役はもちろんオレ以外が行く" Or "The decoy, of course, will be anyone but me". And after, like in canon, his speech. He casually sends Hiruzen to die as the decoy when he says "あしたは貴様が囮だ" or "Tomorrow, you'll be the decoy" schocking everyone.
That's really interesting because as I now look on twitter it's such a common way to jokingly address Tobirama and it flew right over my head :D Thank you for tipping me off on that!!!
As I look now there are more jokes that I either realized that existed in JP fandom or had a feeling they were here (Hyuuga being the strongest is always amazing to laugh at while also I am always a bit sad Kishimoto's homophones/kanji plays and puns are never carried on to translations).

Can i just talk about the amount of respect kishimoto held for akatsuki members?
The first akatsuki member to die was yahiko. Yahiko founded akatsuki,to achieve global peace and gave up his life to save konan,and passes his dream onto nagato and konan.
Sasori was the legendary ninja who killed third kazekage,the strongest kazekage of all time. After very long battle,sasori decided to take a fatal hit just to die with his parents' puppets. He was capable of overwhelming sakura and chiyo if he wanted to.
Then we had kakuzu and hidan. Hidan killed asuma sarutobi,lover of kurenai and team 10's supervisor jonin teacher. Kakuzu was a known as a shinobi who survived a fight against god of shinobi. Hidan and Kakuzu had to be separated from each other bc as a duo, they were just too damn good. They were defeated after weeks of planning and considering different possiblities. Hidan was throwing hands with kakashi in a physical battle,i mean he's supposed to be the slowest akatsuki member,and eventually he was buried alive. Kakuzu was handling team asuma and kakashi quite well until naruto came with a jutsu he's just created. If kakuzu knew what kind of jutsu he was going to get hit by then he'd have dodged it. Kakuzu again proves to be quite durable guy as he survives the rasenshuriken and was killed by kakashi. Kakuzu is def no match for hashirama but he's still a force to be reckoned with.
My boy deidara was playing just as smart as sasuke. Sasuke,a reincarnation of demi-god and with power of curse mark which multiples his power by 20 times,was pushed to his absolute limits. Sasuke barely survived that fight.
Itachi,on his deathbed,was toying with sasuke. He was almost blind,and fodderized orochimaru,the strongest of sannin and stronger than five kage, massively stronger than the orochimaru who fought against hiruzen. When reanimated,he was able to break edo tenseo control,found rinnegan'a weaknesses on spot,seal nagato away,defeated kabuto who claimed to be second only to sage of six paths,and proved to be still superior to EMS Sasuke. He still remained a legend,praised by likes of hashirama,tobirama,hiruzen,and even madara who said itachi is a capable ninja(just like obito).
Pain actually showed to be one of if not strongest characters the time he showed up. We learnt that he killed hanzo the salamander,which scared the hell outta jiraiya. Pain goes on a rampage,kills jiraiya;the mc's godfather,kakashi;the mc's teacher,destroys the village,defeats sage naruto, seals six tails beast mode naruto and finally falls on his knees due to using extreme amounts of chakra he used.
Nagato was probably capable of surviving rinne- rebirth,but again when he was low on chakra,he was able to revive thousands of dead people. When he was reanimated,he was beating the hell outta naruto and bee,two of strongest characters at time with raikage level speed,and brought down thanks to itachi.
Kisame? Kisame captured bee,and was betrayed by samehada and defeated by 7th gate guy,the same guy who was destroying susanoos in war arc. He bit off his tongue,to prevent himself from leaking info,and gladly gave up his life and let water sharks eat him alive. The amount of loyalty here is unmatched.
My lady konan. She was practically fighting a powerhouse who has surpassed fourth hokage, and kills him for 10 minutes straight. Obito survives thanks to izanagi,but still lost an arm and a sharingan in doing so. Konan was strongest kunoichi in entire series imo.
Obito was fighting against minato at 14, controlling mist village in teen years,killing uchiha,starting fourth ninja world war,holding back and still remains superior to guy,kakashi,bee, and naruto. He became a god that could only be defeated by talk no jutsu,and even as a half-dead man,he was one of key factors in battle against kaguya. Guess who made kakashi powerful enough to give naruto and sasuke the chance to seal kaguya?Obito did.
Black zetsu was the mastermind in shadows, fooling everyone. Hid from sage of six paths and manipulated madara and obito. He was strong enough to paralyse juubi madara and six paths narusasu. Dude was a menace.
Orochimaru impacted the story as it was just getting started. He killed third hokage,tempted sasuke and pulls him toward darkness,remained a threat to both akatsuki and shinobi world,was defeated only in his worst day and still came back to life. He is still relevant in story and a parent to two of best boys:Mitsuki and Log.
We should have seen more of them,kishimoto could've done better with them,but he still successfully created most iconic anime villain group in history. Kishimoto is the G.O.A.T. and akatsuki is my all time favorite faction in fiction.

I think Suigetsu's the most interesting member of Taka for me.
He's the only member aside from Sasuke who actually has a home to get back to, and whose goal implies he would go back: the Seven Swordsmen of the Mist are, as in their name, a tradition of Kirigakure, and so reviving that tradition would mean he'd eventually return, right?
Not only that, but he'd built a reputation for himself in Kiri: he was a prodigy, said to be the second coming of Zabuza, younger brother to a shinobi who'd mastered all seven swords of the Mist and set to become a swordsmen himself, like... out of everyone in Taka, I'd argue he's the one who lost the most when Orochimaru took him because while Juugo and Karin were already without a home (presumably, in Juugo's case) and Sasuke accepted what he was going to lose if he left, Suigetsu never had much of a choice, coerced or otherwise, and he was stolen from what would've been, and in some cases already was, a very good ninja career.
And then at some point, after he's freed, after Taka gets their name, he just... gets to a stage where everything he does and agrees to do separates him from Kiri entirely. He agrees to infiltrate the 5 Kage Summit— a high risk mission, Zetsu blowing their cover or not— which would put him not only in his home village's criminal watchlist but every single nations' as well. He searches for Sasuke with Juugo even if Sasuke's cruelly dismissed them both, and finds the Edo Tensei scroll in Orochimaru's hideout and the first thing he thinks is "Wow, Sasuke could use this!" And then suggests to him to forget the war, forget the villages, let's take over the world.
I feel like that's sort of a monumental change in priorities, for someone who had something back home, something he'd expressed to actually want to get back to. I can't see it as anything but that to him, Taka, and Sasuke, had become important enough for him to place his bets on them instead of returning to his old life.

If you'll allow me my point of conversation.
I think Obito means that, specifically, his return to Konoha would only bring a lot of revolt and problems. He would even make Kakashi suffer with a probably public execution. I mean, I don't think Konoha will leave him alone until he dies, it's not Sasuke, who I remember did not accomplish his crime of murdering the kage, nor Orochimaru, who served Konoha more alive and as an ally than dead or as a deserter. .
But what does Obito have? nothing, his mangekyou could easily be destroyed or saved for future use (although I don't think Kakashi would allow it). The village would really demand his public death for all the damage he has caused in the world, and they would be absolutely fucking right. And anyway, I doubt that Obito will be against this, with the thought: "yes, this is what I deserve and more"
If Obito returned to Konoha, he could only give pleasure with his death to those affected by his crimes, but if he died in the war and revived those he murdered, it would be a fairer exchange, I wouldn't say equivalent, but more balanced.
In the same dialogue Obito says: "I am not worthy of seeing Rin again" it is not a romantic connotation, but a guy as sinister and empty as he is cannot hope to meet again with a kind and self-sacrificing person, simply for pure selfishness.
He really expected to go to hell or even a limbo, to be in darkness like he had been doing all his life, with the only difference that now it would be eternal. I say this because the characters have no idea what awaited them after death; They probably had different religions than Western ones, since Naruto has principles of Buddhism and the Japanese culture itself where Kishimoto grew up. And if there are religions, like Hidan's.
In short, Obito didn't want to bring them trouble after what he really did. just revive the dead and rot in eternal loneliness, as we remember, loneliness in Naruto is the worst.
Therefore, I don't see this moment as Obito trying to run away from his responsibility as a criminal, those times are over when he understood how wrong he was about tsukuyomi infinite; He is only setting his sights on the most advantageous opportunity for the shinobi alliance, and therefore, the child of the prophecy.
I can never forget the fact Kakashi was totally fine with keeping Obito alive at the cost of who knows how many people Obito would've resurrected

I mean, every character in the series is there to props up Naruto and how great he is which is a big problem besides the Uchiha fixation. Gaara is a favorite character of mine and one of the top popular characters who unfortunately end up being just Naruto's cheerleader. Despite Madara being "the villain" we hardly know anything about his true feelings because we never got a flashback from his perspective which is something that has been heavily critised. Even Hashirama, despite the fact that we got a flashback from his perspective, we still don't know much about him, his wife or his kids besides being obsessed with the idea of peace. Also, using Sakura as example is weird since she is "supposedly" the main heroine of the series.
My point is that Tobirama isn't some minor irrelevant character. He played a big role in a major arc and is a Hokage. Also, being revealed a genius isn't done for Naruto since it was done before Kishi decided to revive the hokage. It was when Minato revealed that Tobirama was the original user of his signature jutsu and when kages and shinobi from other villages recognized ET as Tobirama's Jutsu.
I think we're just fundamentally coming at this from different analytical angles. My point isn't learning about wives or winning fights or being president; it's about having an inner life.

Hey I love your art, and I think your original work is very nice. I remember you were the author of Acid Rain, and I hope its okay for me to ask what was going to be the main plot of it? I don't mean to pry since your working on your novel but I loved the beginning of it so much, thank you in advance
Oh hi anon and thanks so much for your ask! And omg thank you for appreciating my work, it means a lot.
I'm pleasantly surprised people still remember my oldest version of Acid Rain, gosh haha! Acid Rain actually had its origin in 2010 and was meant to portray the life of Yahiko as he navigated Amegakure's political landscape to eventually elevate the village to have its own Kage: Yahiko. I had wanted to dive deep into Yahiko's character because his death is something I to this day consider a massive waste of his potential.
I feel Yahiko surging up as Amekage was to demonstrate the very reason I feel (Obito's) Akatsuki eventually lost- they had no strength in the political arts. I feel Yahiko had a incredible knack for political debates and forging alliances even with the most difficult and rigid people. I feel he could even sit at the table of the Feudal Lords and actually keep their attention and make them interested in his ideas. And of course walk away with their full support, something not even Great Nation Kage truly have. Imagine Yahiko reaching out to Taki and Kusa, building an alliance between the three smaller nations so they could always help eachother out when needed. And other small nations would follow pretty quickly too.
We keep forgetting Yahiko was the light people flocked towards. People believed in him, he was a shinobi that didn't enjoy killing people (even horrified by the fact of his first, albeit accidental, kill) and went out of his way to help others. He was literally in service of others, doing whatever he could to give his country hope.
But, despite being a kind person, Yahiko was strong. I wanted to show that strength, have his own unique ability where the rain that he makes fall heals those that stand within it (because I refuse to consider Nagato making it rain on the village Nagato's technique).
Acid Rain's fic title was about the last resistance in Amegakure fighting against Hanzo's rule, whom firmly believed in the lost creed of Rain country the Healing Rain would accompany the person to unify the broken nation. And that person would have been Yahiko.
Maybe one day I can revive this fic that's had like...4 or maybe 5 different rewritings through the years....pfff. But it has to be after my novel though haha!

10. Most disliked arc? Why?
Okay this is a cheap shot but it’s the War Arc. Does anybody actually like the War Arc??? I genuinely enjoy pretty much every other arc of the show I just hate the war arc. But since it’s long I’m going to be fair. The parts of it that I did like are:
The wrap-up of Gaara’s arc (finding out his mother loved him after all, getting to prove his father wrong)
Madara and Hashirama’s interactions
Sasuke meeting Itachi
Sasuke reuniting with Team Taka, reviving the past Hokage, learning about Konoha’s history and deciding he wants to protect the Village
Sasuke making fun of Kakashi and calling him useless lol
MADARA’S EPIC ACTION SCENE WHERE HE TAKES DOWN LIKE 38597235873 PEOPLE BY HIMSELF
The Obito and Kakashi fight of course
Deidara
Sasori’s closure
Everything else I’m somewhere between fully neutral on it and hating it with my entire soul.
The parts that I hate the most and why:
Confirmation of the prophecy - this messed up the entire series IMO. Naruto is supposedly about making your own destiny but thanks to the prophecy that message was completely thrown out the window. Was also way too easy a resolution to the Naruto vs Sasuke problem.
ALIENS - Do I need to explain this?!?!?!? There was no foreshadowing for any of this at all prior to the War arc and that’s because it’s nonsense. Completely chucked out all the legitimately interesting politics of the series prior and ascribed it all to some ancient and heritable conflict (which doesn’t even make sense in-universe)
Final Naruto vs Sasuke fight - It was literally only seven chapters long? Very poorly thought out, treated Sasuke’s issues as if they’re personal and not structural, was tonally off, and the resolution was just depressing. 
This doesn’t belong on the list of things I hate most but I also think Gai’s backstory was silly and Neji’s death was pointless. I don’t actually hate this but I also think the War Arc spent wayyyyy too much time fleshing out characters that didn’t need to be fleshed out and that nobody really cares about that much. Like a lot of the extra character info we get here could’ve just gone in the databooks. I know the thing in the Naruto fandom is to get attached to characters that don’t matter at all but given how Kishimoto completely sidelines a lot of actually important characters like the Rookie 9 I’m not sure why it was necessary to talk about the histories of a bunch of complete randos. Made the arc wayyyyyy too goddamn long and isn’t good storytelling frankly.
17. Instead of XYZ happening, I would have made ABC happen…
Gonna be real there are way too many ways to answer this and that’s why it’s taken me forever to actually post the answers to these Qs so I’m going to just say one fairly quickly -
Instead of the “We’ll die together” speech at the end of the Kage Summit Arc, Naruto tells Sasuke that he gets it and if he can’t change his mind now then he will when he proves him wrong later. He tells everyone the truth about the Uchiha against Kakashi’s judgment, and contextualizes this info with what Neji told him about the Hyuuga clan, what Nagato said about the injustice the Leaf did against the Rain Village and other smaller villages, and the way the Village treated himself growing up. His moment of personal growth is realizing that although he’s always wanted to be Hokage, he never understood until now that that means genuinely changing the Village for the better - even if it does the terrifying thing of making people dislike him. 
This leads to the chaos that then defines the War Arc. Obito tries to keep Sasuke negative and destructive but having been presented with an alternative and seen that Naruto is willing to risk what matters to him most for actual change - not just for a version of Sasuke he has in his head - he ends up “switching sides” (but understands that really, for the first time, this is his own side).

I Fix Team Gai’s Endings:

Might Gai
How it Ended:
Gai fails to defeat Madara despite having the ‘best chance’ as a Taijutsu master. 
Gai narrowly escapes death and his leg is shattered, disabling him for life.
One of his precious students is dead. 
He’s forced to retire from the career he’s spent his whole life attempting to build. 
Well, be does get to spend his time with Kakashi (who is also in retirement), so he does have some silver lining.
What SHOULD have happened:
Gai defeats Madara, cementing his reputation as the legendary Taijutsu Master and gaining respect for Taijutsu users worldwide OR
Gai narrowly fails to defeat Madara, but Rock Lee avenges Gai by surpassing him (Possibly inventing a new level of Taijutsu that surpasses the 8 Gates).
Even if Gai is disabled, he gets the fame he deserves by being the most renowned Sensei in history. He becomes the model for all future Jounin instructors, and his training methods and philosophies (and by extension, Duy’s) become ingrained in Konoha’s teachings.
Might Duy receives the honor he deserves post-mortem because of Might Gai’s heroism.
People from all over come to battle Might Guy in his dojo, who still manages to defeat all of his challengers despite the lack of mobility in his leg. He accepts students who show particular grit, and it’s considered a badge of honor to receive tutelage from Gai.
Gai still spends retirement with Kakashi, going on trips and leaving his dojo to Lee and Tenten when he’s gone.
Rock Lee
How it Ended:
Rock Lee is an Average Dad
Despite being a romantic, his wife is nowhere in sight. He was never shown with a happy marriage with someone who loves him for who he is.
He has no particular fame or renown for his part in the war, and he has no major fights in the final war arc.
Lee doesn’t get a rematch with Neji OR Naruto.
We find out in the final war arc that Lee has a…CLAN? And then it’s never mentioned again.
What SHOULD have happened:
Lee needed way more screentime during the war. This would cement him as someone important and give us a chance to finally see Taijutsu at it's most advanced‐and I don't mean just the gates. I'm talking sheer technique and will of the human body that simply decimates.
Lee would either team up with Gai in the final fight (or attack) against Madara. If Gai gets defeated, it's Lee who steps up to the plate, delivering this badass monologue: "You all thought Taijutsu had its limits. You all thought I had my limits. Well, let me say this now: I, Rock Lee, have finally pushed Taijutsu beyond what you thought impossible. And how did I do it? Simple. You decide your limits from the beginning... and I reach them."
Lee, to the witness of the entire world, defeats Madara. No one is sure what to make of it at first, but it's clear: he's unlike any other Shinobi in history. He's created something they've never seen before and it's strong. And now, they believe in him like never before.
In the post-war, Naruto is approached with an offer about about a path to becoming Hokage. At the same time, he learns that the village is banishing Sasuke for the time being until they can sort out what to do. Naruto realizes political corruption exists so our precious war hero chooses going/being with Sasuke/his team. It's unintendedly a major political statement that has the elders clutching pearls and clamoring to pardon Sasuke. In his sendoff amid the uproar about him leaving, Naruto loudly nominates Lee in front of all the other Kage and drops the mic.
When finally confirmed after much drama, Lee makes for a FAR better Hokage. His arc goes from disadvantaged, talentless youth to the most impressive Ninja in existence by sheer hard work, the guiding theme of the series. No one worked as hard or stayed as humble as Lee, and Naruto recognized that.
Naruto can be his ‘War-Hero’ right hand when he returns. The "Hand of the Hokage." He still gets the “heroic” validation he REALLY wanted without the responsibility of governing.
Shikamaru is nervous about working with Lee since he's the opposite style in terms of, ahem, "actually working," but after a few early riffs and some honest communication, the two actually learn to balance each other out: Lee teaches Shikamaru be more diligent, Shikamaru teaches Lee to pace himself.
This also frees Naruto and Sakura up to actually accompany Sasuke on his redemption journey, be more present in the series, have relationships develop naturally, and explore the political repercussions of the war and everything that led up to it. It's a point of humility for Naruto to admit he wanted love and confidence over the real responsibility of governing, and let's just say the most effective ruler is always the one who never asked for the job. Naruto is better suited having his own squad as a jounin.
Shikamaru gets exasperated by the shenanigans Lee sometimes pulls in the office to train while doing paperwork. Lee often overworks himself too much and Shikamaru feels bad on his behalf, eventually encouraging him to delegate work. He has a much easier time guilting Lee into going home, though, because Lee would never choose to miss time with his family when it comes down to it.
Lee Clan? Don’t know her.
Lee surpasses Might Gai to become the most renowned taijutsu user in existence, paves the way for taijutsu specialists in shinobi culture.
Lee happily lives with his wife and Metal, who were definitely introduced either in a stand-alone novel or earlier in the series. They are the quirkiest, but most loving family in Konoha.
Their love story is meant to be cute and has the theme of “loving someone for exactly who they are.” I would love it if his wife was also disabled but excelled in her own field and Lee admired her for it. 
Lee invents a new style of Taijutsu techniques that he uses to defeat Madara. These techniques are on-par with some of the most legendary jutsu in existence.
Lee finally defeats Neji in a match, completing the arc we started in season 1. It’s a legendary fight that's still talked about to this day.
Lee’s condition is finally explained as being from a sickness he had as an infant that almost took his life. Gai had the same illness, but not as bad. 
He spends his adulthood looking for information on this sickness. He doesn’t want a cure for himself, but he has research done so it can save the lives of other children.
Lee does a training routine every morning. Academy students who idolize their Hokage eventually join in and try to keep up. It’s also endearing to the village that their Hokage makes time for the kids. 
Even if they can’t finish the routine (and none of them can) Lee congratulates them every morning on doing their personal best. 
Often, Lee teaches valuable life lessons at the end of his morning training sessions–just like Gai.
Tenten
How it Ended:
Tenten sets out to become a Legendary Kunoichi, but only manages to be legendary because she wields/owns all the Sage Weapons.
Tenten is never given a thorough backstory.
Tenten ISN’T the head of Konoha weapons research.
Tenten finally accepts that she isn’t like other girls and doesn’t want to have relationships or get married, her friends support her.
Tenten embraces her goofy side, becomes more like Gai and Lee and is heavily involved in their lives.
What SHOULD have happened:
Tenten originally sets out to be like Tsunade–the woman who could heal an entire army. She isn’t great at medical jutsu, but later discovers that her abilities mirror the Fourth Hokage.
Tenten vows to be legendary like the Fifth, powerful like the Fourth.
Tenten rediscovers and revives the Uzumaki’s sealing jutsu. This, coupled with her mastery of Minato’s jutsu, make her untouchable.
Tenten acquires all Sage weapons, gains fame for using them in battle to turn the tide of the war. Minato meets her and recognizes her as his successor. He gives her his blessing to revive the Uzumaki techniques as her own.
Tenten instead becomes the “Legendary One-Woman Army” In the war arc, she can teleport entire platoons of shinobi in an instant. She rains destruction down on the Zetsu army. 
Tsunade comments that her “strength of a hundred″ seal would have been wasted on Tenten; Tenten has the strength “of a thousand.”
Tenten’s mastery of seals lets her identify and rig the reincarnation seal; All deceased Shinobi that were forced to fight have their free will restored. Tenten has your army now.
Post-War, Tenten, at Hinata’s command, finds the way to remove the Caged Bird seal from the Hyuga clan.
Instead, a new seal is given to EVERY member (starting with Hinata) that functions to protect the Byakugan after death but has no other effect. It effectively halts all attempts by outside forces to steal the Byakugan.
Tenten keeps her weapons shop only because it suits her and her down-to-earth personality. She also likes the freedom to travel as she pleases, exploring the world and discovering more about the Uzumaki.
Tenten is famous for being Konoha’s #1 desirable single, but she will never settle down. It’s not what she wants.
Tenten deflects suitors with sharp objects as a gag. Everyone, though they may not understand, supports Tenten being exactly who she is, and they protect that. It remains a quietly apparent choice her character has made, and doesn't act as a challenge for the plot to fix.
She eventually becomes the sensei of Metal (and Neji’s child too, if he has one.) She pulls pranks on her team to both train them and remind them of who's in charge.
She still is involved in the lives of Gai, Lee, and Neji.
Neji Hyuga
How it Ended:
Sigh.
He begins his arc by cursing the fact that he’s going to die for the main branch and then…dies for the main branch. (And Naruto, I guess.)
Neji does not see his clan unified.
Hiashi’s throwaway comment during the war meant nothing. Neji and other branch members still had their seals. The Hyuga clan still went into the war with “head” and “branch” families. 
Neji does not get a rematch with Lee.
Neji doesn't speak to his father during the war.
What SHOULD have happened:
Hiashi dies for Neji, proving beyond a reasonable doubt that familial love comes before the hierarchy and reversing the old narrative.
Hiashi declares Hinata the new leader of the Hyuga with his dying breath, and tells her she knows what to do. He cryptically hints that Neji will lead the Hyuga to a brighter future. Hiashi knows the elders wouldn't accept Neji as head right off the bat, but he knows his daughter will stop at nothing to fight for her family.
This is also Hiashi’s redemption, finally repaying his brother’s sacrifice.
Neji gets to speak to his father during the war. It’s one of the most heart-wrenching scenes in the whole anime.
Post-War, Hinata stands before the elders and abolishes the status of head and branch families. She also has Tenten abolish the seal, as well as create an entirely new seal that goes on every member to completely protect the Byakugan from thieves but serves no other purpose.
Neji is the first to have his seal removed, Hinata is the first to have the new seal. 
Hinata then declares Neji the new head of the Hyuga while she finally gets the quiet, peaceful life she’s always wanted. If the opportunity did present itself, however, she may have her own squad with a similarly shy kunoichi. She comes to Neji often for advice on how to best train them.
Neji leads the Hyuga through major reform, abolishing harmful training methods and teaching the younger generation about the importance of family.
Neji is rightfully respected and hailed as the greatest Hyuga as he single-handedly creates new techniques that we see used in the next generation.
The Hyuga clan now selects their future leader from the most capable in the family. Hanabi is fine with this because she ‘knows she’ll be the best anyway.’ Neji teases her by saying he ‘isn’t so sure’, which pushes Hanabi to work harder.
The Hyuga are one of the most fiercely loyal and loving clans. Any affront against a single member will bring the wrath of the others. It's like one giant, close-knit family. Make fun of a Hyuga kid and now you’re getting drop-kicked by their third cousin.
Neji loses to Lee in a rematch, but warmly acknowledges his growth from when they were children. Neji is the first to officially support Lee becoming Hokage and is the one who gives him "the talk" that convinces him to accept Naruto's nomination of him to the council. Neji becomes Lee’s confidant and closest advisor.
Neji is an amazing uncle who is sometimes out of his element when it comes to dealing with his energetic niece and nephew. It’s all fluff.
When no one is looking, Himawari will stare intently (threateningly) at her uncle, who will slowly grimace and hand her a piece of candy from inside his sleeve, glancing around to make sure no one sees him complete the exchange. No one knows where Himawari gets her spontaneous candy and stash from. It's a mystery as to what he seems to be paying her off for, but it'd probably be a delicious secret to find out..
Neji’s relationship with his niece is heartwarming. He constantly threatens Naruto to be a good husband and father to his niece and nephew OR ELSE.
Neji trains Boruto and Himawari. He’s strict, but as kind as he is firm.
Neji teaches Boruto to have a closer relationship with Himawari, mirroring the relationship he had with Hinata. If he has children, they're the "cool older cousins" to the siblings and have their dad's clout for sure.
Neji might get married or have children. If he does, it’ll be the subject of a Gaiden novel. Perhaps also a quick throwaway scene in the epilogue post-war where he meets someone that catches his eye. His child(ren) will be on the same team as Metal, where they will also be rivals.
He might have twin boys if we really want to go hard with literary parallels, but it’s not necessary. He'd name his kids after his father first.

I think also the fact is during Part 2 Naruto never suffered any real consequences. I mean he got away with a lot of reckless actions that would have gotten people hurt or killed. Also when it came down to it he got handed some pretty easy way outs.
Yes. When confronted with the fact that Gaara was dead and that, despite earning the respect of his people, he was still treated like a mere vessel to be sacrificed for the greater good (both from Akatsuki perspective and Suna), the resolution of that entire Arc left the ideals and arguments displayed along the way practically empty, there was no real consequence of Gaara’s demise because there wasn’t one. Gaara’s death put Naruto in a conflictive position as a shinobi, friend, and jinchuuriki, since it confronted the always happy, always eager to help Naruto with the truth: he’s a weapon, nothing more, nothing less. 
It tried to soften the arguments against the system displayed by Naruto’s speech by showing how Suna cared for their leader and how Chiyo sacrificed herself, but Gaara had to become a good tool all by himself and serve the system that spat on him during his childhood in order to win that respect, and even with that, it wasn’t enough to convince Chiyo, who had to be talked into it by the protagonist. His speech, which was in the right place, was carried out of the plot by the last breath of Chiyo’s mouth. The fact that she was the one who sealed Shukaku in Gaara and left a newborn with the responsibility of taming the beast, or that she was completely negligent with her grandson to the point that he fled the village, killed the first Kage and joined Akatsuki, was completely eradicated by that sacrifice. The system that allowed, encouraged, and ultimately made her that way became a topic quick to be forgotten after that.
The Pain Arc ended in the same fashion, something horrible happened to the protagonist that put him in a position where he had to confront the reality: Konoha serves its own purposes and its own purposes alone, peace is something they proclaim only as a makeup of their true intentions, which are military and economic power. When Pain attacked that village, he was serving his justice, wiping out of existence the place that embodied the system he was against. Naruto had to deal with the death of his godfather, senseis, and comrades alongside the destruction of the place he grew up in. Regardless of that, he learned pretty much nothing of it and saw Pain’s actions as unproportioned despite his bigger goal. When confronted with Pain’s speech -something that flew over his head because he still proclaimed the answer to be what he already believed in, despite Nagato's counter-arguments-, he stood his ground, and after his demise (also a sacrifice to Naruto’s interests), nothing of what Pain did was held. People that died were revived, and Konoha rebuilt later on.
In the War Arc, it happened yet again, Obito who was one of the two pillars during it and was convinced by Naruto to change positions, to abandon the views he held onto for years until the main protagonist manipulated him to believe otherwise, and later on, sacrificed for him. The only true consequence was the death of Neji -Inoichi and Shukaku were less a consequence of losing someone dear to Naruto and more to show the growth of Shikamaru and Ino-, but because he sacrificed himself for Naruto and his ideals (being the second most important character to show Konoha’s oppressive, slavery system), then that means that Naruto has to be right, he has a green light to carry on with his views.
