my secret slightly ooc headcanon for prime all might is that he smokes.
it starts because of gran torino, who would smoke in the agency around nana. strong, brave, basically broken nana, who knows she can't afford to take on vices, not after giving up her baby to fight off that monster AfO. but smoking isnt the same as drinking. it won't make her faculties take leave of her. it won't...incapacitate her. and at the end of the day, sometimes, she just needs something to take the edge off so badly.
so when torino holds out a cigarette, she takes it.
she basically stops when toshinori becomes part of the picture. but sometimes- just sometimes, he'll get a whiff of smoke from her on a bad day. same smell that around torino and the agency.
and when nana dies, and torino smokes a pack a day because it hurts his heart and there isn't a damn thing he can do except training her boy the only way he knows, he can't even be mad when he finds toshinori, sixteen, grieving, aching, unlit cigarette between his fingers as he stares at it.
torino can only be grateful it isn't anything worse, so he tosses toshinori a lighter and tells him to say no to drugs and alcohol.

Fourteen Days of MHA: Day 7
First Impressions; Just One Bad Day
This is for @herblay, who wanted to see Nighteye and Gran Torino have a conversation after Nighteye's first meeting with Midoriya. Thanks for the brainworm!

When he entered the café, the old man was seated at a table with his back to him. Nighteye walked around and slid into the other chair. Torino was already digging into a wobbly soufflé pancake doused in a custardy sauce.
“Sorahiko,” he said sourly, before the other could empty his mouth.
The old man chewed and swallowed. “Huh. From the sound of that, I must already be in trouble.”
“In trouble? With me?” Nighteye grimaced. “Now, what might you have done to make that happen?"
Torino took another brazen bite of pancake. “I dunno. You’ve always been the tetchy type.”
“You don’t expect me to believe that you asked me to meet this evening by sheer coincidence.”
“Can’t a man want to catch up with an old friend?”
Now he glared. “Is it an old friend you’re interested in? Or a very young one?”
Torino folded his arms and shrugged. “All right, the jig is up. I don’t mind. I’ve got every right to refer a student to you, haven’t I?”
“I already have a student. As you very well know.”
“Then they can keep each other company.” Torino was speaking with his mouth full. “Like cats. You didn’t send him packing today, did you?”
“I did not.” A waiter approached their table; before he could speak Nighteye announced, “Just water. I won’t be here long.” The waiter nodded and whisked his menu away. “Although it would have given me no small pleasure to pitch him out the window and watch him bounce, perhaps there are things he can learn from Togata. He can see what real ability and honest effort look like.”
Torino chewed slowly and his gaze hardened. “When was the last time someone told you you’re a real asshole? He’s just a boy.”
“You’re one to talk, old man. From what I’ve heard.”
“When I was training Toshinori, you were in diapers, kid. You don’t know shit.” 
The waiter brought a glass and a carafe of water. Nighteye did not pour himself any. “I know you’ve been meddling with this one, too. I could see your combat techniques all over him, like that custard smeared on your chin.”
Torino wiped his mouth, looking suddenly more curious than angry. “Yeah? So he fought good?”
Nighteye sniffed. “He was all right.”
The old man rose from the table, leaning on his cane with one hand, forking the last bite of pancake into his mouth with the other. “Well, it sounds like we’re done here, for now. If either of those young men helps you remember the respect you owe your elders, you’ve got my number. And you can take an old bastard’s word that being nothing but a dick to your trainees won’t get any of you very far. Catch you later, Sasaki.”
Gran Torino turned and shuffled out of the café without looking back.

Au where everything is the same but Izuku is feral
All Might gave another piece of advice to activate One For All besides “Clenching your butt cheeks and yelling ‘SMASH!’”. That advice was “Go and imagine the worst person you ever met and scream ‘I WILL TEAR YOU INTO TWO!’”
It works a lot better than either of them expected.
Now Izuku has a ton of repressed anger and frustrations free and is willing to go apeshit. He unlocked Blackwhip early. He unlocked Float early. He’s now just going to scare the shit out of everyone. No one is safe. Everyone is going to be shaking as they watch him fight.
You go and pick a fight with Izuku and he just gets ready to fight and screams “NO MERCY! ONLY PAIN!” Half the villains are terrified of him. The other half think they can take him only to realize that they really can’t. They get beaten up.
The only exception honestly is Shigaraki. They just go and compete on who’s more feral. It’s low-key entertaining honestly and it keeps them busy for a bit.
The best part is that Izuku is still Izuku. He’s still a sunshine boy who is inherently kind and wants to protect others. He just also is the most feral and would go and make other villains instantly surrender because of his vibes.
Yagi is just in the corner and is nervously sweating because “Oh god did I give him the right advice? Was this the right choice?” He’s just panicking on the choices he made and whether this would help him.
Meanwhile Gran Torino is in the corner sipping his mug of tea and reminisces on the times when Nana would go and punch her enemies and scream “BLOOD FOR BLOOD” and a young Toshinori following her and screaming “I WILL STRIP YOUR SOUL BARE.” And as he looks towards Izuku, he nods and thinks to himself “Yeah that checks.”

Sudden question popped in my head: "How old is Gran Torino?"
Dude looks like he's supposed to be 80 or 90 yet he's spry even for anime fighting heavy setting old people.
Note a lot of this is gonna be riddled with a few assumptions based on character design and general character tropes as related to demeanor. The rest is applying math to known or estimated ages.
Also some minor spoilers due to some flashback sequence images used for reference but nothing major.

Now since this is anime and across many many MANY different anime and manga the original artist or artist team tend to make character visual ages weird. I joke semi-often that kids look like teenagers, teenagers look like adults, young adults look like grizzled 40/50 year olds, and anyone past that look like they're in their 90s... unless you have a character who looks like a child. There's also even odds of the "child" being just that or actually being secretly immortal or 200+ years old.
So its possible that Torino's actually younger than he seems (shit ages you and we know he went through it). It'd also play in to his little prank/joke that he's a senile old man. I know people who look older than they really are due to one reason or another (usually stress) and I know some people in my mother's side of the family tend to look younger for whatever reason. (Some of us joke about having a portrait in the attic.)
But first: All Might is like what, 50? 60? We know he has an active career that's lasted long enough to make everyone else feel like he'll always be there. We also know he got OFA, attended U.A. (and presumably graduated), and then Toshinori got shipped off to America for his safety and to put a whole ocean between him and All Might. And since Gran Torino looked very tall at that time that means that we have a fully grown adult there (adding in to that "old people shrink in the wash" height joke thing).

All Might was dressed in a middle school uniform when he first met Nana so that means he would've been between 12 and 15 when Nana was shown talking about him to Sorahiko after Kid Toshi's dream and drive won her over. Now he's TALL but that doesn't mean anything since I remember a couple boys in 4th grade towering over our teachers so he could be a very gangly one. But to make the Izuku parallels more strong we can say that the first meeting he had with Nana was when he was around 14 or 15.
But the only thing we can really know is that Torino would have to be at least 20-ish to have a pro hero license. Dude has the attitude of someone who's been around the block a bit so let's add in another 5 years for experience as that would be long enough to know the field. That said the characters we know best from canon with similar attitudes are in their early 30s or late 30s.
So that'd make him 30-something to Kid Toshi's 14.
But there's another character I can use as a benchmark for his age: Nana's son Kotaro. 32 when he died, when Tenko (at the time) was around 5-6. Tomura is 20 by canon's start, where All Might would presumably be in his 50s. Now I always assumed Kotaro was around 5 when Nana gave him up for his safety as that is generally the age when things go start to shit for characters in the setting. It'd also give Kotaro stronger memories of Nana and better awareness of who she was (a hero) and why his kids wanting to be heroes like her set him off (not that he seemed to need a reason with his apparent temper).

So if Kotaro is 32 when Tenko was 5/6, the man would have been 47 by the time Tomura appeared in canon. All Might - assuming he's in his 50s - would've met Nana when Kotaro was... well, if All Might is 59 at the series start then Kotaro would've been 3, if All Might is 55 then 7, if he's 51 then 11.
You know what? All Might at 55 sounds fair. Kotaro being 7 at that time also means the loss would've been still fairly fresh, explain a lot about how the letter was phrased, and possibly be part of why Torino was a bit leery of Nana picking a kid. All this without it being too close to her unintentionally replacing her son with another around his age.
Series Start Ages: All Might, 55. Kotaro, 45/46. Tomura, 18/19. Izuku, 14-ish/15-ish.
1-A Start ages: All Might, 56/57. Kotaro, 47. Tomura, 20. Izuku, 16.
So assuming all this... Torino could be around 72 to 77 by the time All Might first meets Izuku.
... you can see how crazy I'm making myself trying to make sense of the timeline.

Here’s another dramatic, story shifting “What-If” scenario. What if All Might or Gran Torino had discovered Tenko/Shigaraki while he was wandering the streets? I can’t imagine it would specifically effect AFO’s plans too much, since all he needed was a child with a strong quirk he could nurture a deep hatred within, which shouldn’t be that hard to find before he got reconstructive surgery from All Might.
While normally I dislike talking about such a massive change so far back, as it's difficult to account for so much of the story being altered, I think this is an interesting enough to talk about and would fit better as a character focused what if.

If the two had found him, they'd likely ask questions about Tenko and put two and two together, both about what exactly happened and that he's Nana's grandson. Obviously, All Might and Gran Torino would try to help Tenko, and I certainly don't think they'd send him away somewhere else either. The world and society are a lot safer than they were when she was the user of "One For All" and they don't need to do that unless it was something Tenko wanted. I like to think that incidents like this aren't totally uncommon and that they'd have procedures in place to help deal with them either. In this case, they'd try to make "Decay" less of a problem. First by getting certain equipment to help limit it, like a set of half-fingerless gloves to cover up most of his hand, and then training to help keep it under control. So instead of the early series state of "Decay" being the result of repressed emotions, it's the result of them trying to turn it into a more manageable state. Now, I don't think either Gran Torino or All Might would adopt Tenko or anything. I like to believe that they'd both realize they couldn't really be around for Tenko given their roles, but they would try to be present in his life and support him to get him back on the right path. They would tell him about Nana though to set the record straight on that.
As for Tenko himself, there are a lot of directions I could see this going. I could see a scenario where his hatred resurfaces somehow and he still becomes a villain, but I don't practically care for that. Considering that Tenko wasn't totally lost by the time All For One found him and he still needed to be pushed and traumatized more into becoming Tomura, there would be some wiggle room for him. And if Eri can come back from her own trauma, I'm sure there would be hope for Tenko as well. Regardless, there would still be a lot of mental and emotional problems stemming from this that would need to be worked through. An interesting direction would be the mixing of Tenko's sense of hatred and All Might's ideas of heroism, making a lot of his anger more inward, especially considering the connection between people and their Quirks. Though I prefer to think that because of All Might saving him, showing that heroes don't just abandon people and replacing All For One as a much healthier father figure, I ultimately think he'd turn out for the better. Now, could he be a hero like he always wanted? Maybe given the right support and coaxing, like him not thinking that he's unworthy of becoming a hero, but I'm not going to delve too much into the ideas of Tenko as a hero, as that could easily be its own post.
