  美國西點軍校在培育領導力的過程中,特別強調領導者的品格(leaderofcharacter)教育。在我們訪問西點期間,不僅深深感悟到西點校訓和使命把培育領導者的品格放在第一位,而且親眼目睹西點200年來通過學術、軍事和體能三位一體的嚴格訓練,一點一滴地培育士官生的品格素質。   西點教官認為,人的個性特征(personality)受到天生的影響,但人的品格(character)是可以經過後天培養和訓練得到提升。對於西點來講,一個有品格的領袖要追求真理,評判是非,在行動中還要表現出勇氣和承諾。品格不僅涉及倫理道德的最高準則,同時包含堅定、決斷、自我約束和判斷力。實際上,雷蒙。卡特爾(RaymondCattell)早在1954年就首創瞭領導力潛在素質(LeadershipPotential)方程式。這一方程式是基於對軍中領導人品格所作的研究得出的,包括情緒穩定、主導能力、勤勤懇懇、處事大膽、意志堅強和自制力。而西點軍校則提倡培育以下幾種品格:   勇氣(courage):勇氣是軍人的天職,是領軍人物所應具備的最優秀品質之一。溫斯頓。邱吉爾曾經說過:人類最重要的美德就是勇氣……因為它使其他的美德在遇到困難時不會退縮。西點在講授領導力課的時候,通常要播放美國影片拯救大兵瑞恩中美軍諾曼底登陸時遭到德軍激烈反抗的一段鏡頭——炮火齊鳴,子彈橫飛,屍首遍地,血肉模糊。之後的討論往往涉及以下問題:如果軍校生面臨這��局面,有沒有勇氣去參戰,去沖鋒?為瞭提高軍校生的勇氣,西點軍校經常派人到伊拉克或阿富汗戰場進行實戰體驗,並通過衛星把他們的體會傳送回課堂。在軍事和體能訓練的設計中,軍校生往往要參與許多高難度、高驚險的活動以不斷提高自己的勇氣。勇氣就是在恐懼中經過祈禱之後,所凝聚而來的力量。勇氣是有感染力的,如果一個領軍人物能夠站穩立場,那麼,其他的人腰骨都會隨著挺直起來。   決策能力(abilitytomakedecisions):在情況復雜、充滿不確定性的狀態下,保持清醒的頭腦,做出迅速的決策和判斷,是領軍人物的重要品格。西點軍校在領導力教學中,經常讓士官生做戰略決策的遊戲,並在體能和軍事訓練中,把在困難的情景下提高團隊決策能力作為訓練的主要目標。西點軍校提高決策能力的重要方法之一是通過播放美國歷史題材故事片,制造情境,讓學員在復雜情境中做出決策選擇。決策的基礎是辨析,它依據於直覺與理性的思考。作為一個領軍人物,必須在復雜的情況下,評估各種選擇以獲取最為有利的局勢。決策能力不僅僅依靠直覺和大腦,它是動員你的膽識與頭腦,來獲取最佳判斷,為你的組織尋求最大利益。   誠信/可靠度(integrity/reliability):曾擔任過美國總統和西點軍校校長的艾森豪威爾說過,一個人要想成為領袖,就必須要有跟從者;要有跟從者,領袖就必須贏得跟從者的信任。領袖的最高人格是擁有無可置疑的誠實正直品格。無論你是身處黨派、橄欖球界、軍隊還是職場,如果人們發現領袖缺乏坦率、誠實、正直的品格,這位領袖隻會面對失敗結局。他的言行必須一致,一名領袖最需要的,是誠實正直的品格與遠大的目標。   在西點,從軍官到士官生,言必稱榮譽法則:軍校學員不說謊、不欺騙、不偷竊,也不容忍有此惡行的人。誠信、正直、講真話,是每個學員必須遵守的原則和品格,是領導者取得追隨者信任的重要素質。西點軍校在4年中,對士官生反復灌輸誠信理念,在生活中、課堂上、宿舍裡、訓練場上,以及在與同學、傢人交往中,嚴格監督要求學生不說謊,不欺騙,講真話,講實話。   堅忍不拔的意志(persistence/tenacity):古希臘軍事傢色諾芬說:一個領導者必須以行動證明,在夏天能夠忍受炎熱,在冬天能夠忍受寒冷;同時他還必須表明,他在困難的時候,至少能和下屬們一樣,也能忍受痛苦。遇到困難挫折永不放棄是西點人的一個重要品格。西點軍校對士官生的學術、體能和軍事等方面定的標準很高,要達到要求,士官生必須有堅韌不拔的意志和堅定不移的信念。如果在多次嘗試之後仍然達不到學校標準,學生將被要求退學。在4年中,西點士官生達不到學校要求而退學的比例高達15%。   理解士兵,換位思維(empathyforthesoldier):人們通常認為西點最大的閃光點就是沒有任何借口,下級對上級指示絕對服從,將軍一句話令行禁止。但是在西點訪問得出的印象卻遠非如此。西點的教學中特別強調對士兵心理的理解的領導品格。領導力教學重點之一是要提高領導的情商,而在情商五要素中,情感換位能力(empathy)又是領導力核心中的重點。情感換位的能力是能夠對士兵的心理情感有準確的把握,而不要對其武斷專橫地發號施令。在培育領導者換位思維能力中,西點經常放的一部電影描述瞭北部聯邦軍隊張伯倫將軍在對待俘虜問題上的高度敏感性和情感換位能力,以至能夠在南北軍隊決戰時刻用個人的魅力把大批逃跑的俘虜吸引到自己的隊伍中共同參戰,最終取得瞭戰役決定性的勝利。   領導者真正起作用的程度,大部分取決於他是否對團隊的每一個成員都真正理解、關心。奧馬爾。佈拉德利將軍寫道:領導者應當懂得理解人,關心人。人不是機器,也不應當被當機器看待。我並沒有以任何方式暗示要縱容屬下。但人是有智能的復雜生物,會對理解和關心做出積極反應。理解人、關心人的領導者不僅會得到每一位屬下全心回報,還有他們的耿耿忠心。   專傢知識(expertise/knowledge):在西點的學術、體能和軍事訓練中,學術的比例占得最大,因為對於西點人來講,豐富的專傢知識是一個領軍人物所應具備的最重要的品格。前西點軍校校長戴夫。R.帕爾默將軍在其回憶中寫道:西點畢業後,我自願到越南完成第一個軍官任期,被分配到金蘭灣海岸築路的一個排裡。一天下午,排裡一名士兵在推平一段起伏不平的道路時,推土機陷入水稻灌溉渠,想盡辦法也沒把車從溝裡開出來。我趕到現場仔細觀察,最後我到駕駛室那裡,讓他試著把推土機的鏟板升起到一個方向,轉動一邊的履帶,然後發動另一邊的履帶,然後發動另一邊的履帶。終於一點點爬瞭出來。後來排裡的一名軍士走近我,笑著說:白磷!‘我頗為疑惑,’什麼?‘他說:白磷-西點!我知道你能做到。’在軍隊裡,WP是白磷(whitephosphorus)大炮的縮寫,這種大炮的炮彈是威力最大的爆炸物之一,能燃起的白色大火,無法撲滅。同時,WP也是西點(WestPoint)的縮寫。的確如此,西點培養出來的軍官有著豐富的專傢知識,正是這種專傢知識,使得他們擁有無上的權威。很多優秀的領袖都擁有豐富的專傢知識。淵博的知識是周恩來總理贏得眾人敬仰的原因之一,基辛格曾評價周恩來總理是傑出的歷史人物,精通哲學,熟諳往事,長於歷史分析,足智多謀,談吐機智而又風趣,樣樣都卓越超群。   適應性(adaptability):西點人提倡一種適應能力,對變化的形勢能做出迅速的反應,同時在很短的時間內做出戰略上、戰術上、心理上的調整。適應性是西點軍校所提倡的領導者的品格。為瞭實現這個目標,西點除在體能和學術方面為學員提供培訓之外,還經常把士官生送到不同國傢去體驗生活,熟悉當地文化。   恢復力(resilience):由於軍隊的特殊性,不斷的變化、超常的強度和壓力,使領導者精力的恢復能力至關重要。能夠在短時間內恢復精力是領導者的一種特殊品格,這種品格和平常訓練很有關系,同時也涉及到本人的態度和自我控制的能力。最有成效的生活特點是有能力在迎接挑戰的時候全方位投入,而且還要定期讓自己退出以補充精力。相反,我們當中的很多人把生活看成是沒有終點的馬拉松賽跑,逼迫自己透支健康。   國內外歷史上的教育無非是為瞭實現兩大重要目標:學習知識,提高素質。說白瞭,也就是我們通常講的教書、育人。重視品格(character)教育早在亞裡士多德的年代就開始提倡,亞裡士多德說過,美德不能僅僅是教,還要通過表現美德的行為來形成習慣。當前中國企業精英帶著自己的專業水準與心態走進世界舞臺,也許硬件部分不比許多���達國傢差,但在軟件部分,在如何提高自己的品格和素質方面,仍然存在著潛在危機。西點軍校的座右銘是職責、國傢、榮譽,西點人的品格基石是:不允許任何人說謊、欺騙和偷盜,如果你包庇一個說謊的人,你犯下的是同罪。西點用領袖品格打造出精神力量大於個人利益的團隊,要求他們以生命捍衛誠信。在中國市場經濟日趨發展、教育文化不斷繁榮、國際化進一步深入的今天,重視學生乃至政治傢、企業傢、科學傢、社會活動傢的品格教育顯得尤為重要。正像聯合國教科文組織總幹事馬約爾精辟的闡述:我們留下一個什麼樣的世界給子孫後代,在很大程度上取決於我們給世界留下什麼樣的子孫後代。 出處:商務周刊
