[Afterword: My goddess I am so pleased I came across this argument, I had a feeling of great nostalgia reading the sixty pages before this fight. What I love is it perfectly encapsulates the main issue I had with Matt, first of all he seemed actively interested in divesting from anything related to his cultural background instead attempting to always welcome whiteness in all of its overly nuanced forms. That didn't sit well with me then, and damned sure doesn't sit well with me now!
I mentioned one film to him with a Dominican lead and an all Latin cast. I bought up the fact that there was some kind of domestic assault in my building that very day. And he's gonna get up on the cross about A Mighty Wind (2003), Best in Show (2000) and finally Chicago (2002) which I did see eventually because regardless of Queen Latifah I have always really loved musicals.
This is the thing that is hardest to admit, Matt was whyte. Regardless of his moms being central castings archetype for a Boricua mom, Matt was doing everything to divorce himself from his maternal cultural background and embrace the anonymity of whiteness, the boringness of whiteness, the universal alleged default of whiteness. And he wasn't seeing and I doubt he still sees I wasn't there for any of it.
If I wasn't represented on the screen I had no interest in spending my hard-earned money on it. This remains true today, I will always place culturally diverse film above some satire mockumentary high-end comedy with a bunch of whyte people. With the exception of Chicago his other two film recommendations had all overtly whyte cast, talking about very whyte things. #HardPass.
But its his obstinance that really gets to me, how many times did I have to say, and yell in digital vernacular that I WAS NOT INTERESTED. And for someone who allegedly knows me so well, he should have known then as now, I am not one to be bullied, debated or peer pressured into changing my mind. He says he loves my uniqueness, but this is also a part of me, my commitment to my convictions, my sense of agency and my fierce pride in my Blackness.
Matt was fellating the Caucasian cock of whytness, while I was saying Black is beautiful, and if we ain't in it I ain't interested. But this I think broke the camel's proverbial back, as I have learned folks don't change, and he wasn't going to change and I wasn't going down the entitled-lace road of whytness to a whitey McWhyte whyte world. That was never part of my faith or belief system.
Even in college I was very pro-Black all the time, these traits didn't just show up later. If anything it was more present being that my Blackness was the pivotal issue others had with me on campus, earning me a NIGGER sprawled on my door in the quads. As dick-sucking and man-ass fucking as I was, at the end of the day I was still an affirmative action financial aid needing ghetto monkey.
I thought about it, there is one thing that would grant Matt potential entry back into my life, and that is if he spoke fluent Spanish, which I very much doubt he does. You know why, because for me it would be the right price to pay for all the access his whytness has given him. It would be an appropriate cost and more importantly an honoring of an ethnicity his mother and brother could never deny, hide or pass with. It would show me that he had some level of penance for his past transgressions and he had finally acknowledged and embraced his Boriqua heritage. But we shall never know cause I am leaving the past in the past.

As a DM running two different CoS games, I'm so curious about yours. How did Things happen with Lydia? Is Victor around? It all sounds very very different from how I portray both her and Wachter.
Sorry for letting this sit so long! Finally had time to write stuff down. All the infos about our game's Lydia, the Vallakovich and Wachter family under the cut. Spoilers!
[CW for emotional (spousal) abuse, miscarriages, birth trauma]
So here's some general infos about Lydia and Fiona's backstories. We got to know Lydia as we were welcomed in the Vallakovich home by the oh so happy couple. In the middle of the night, no less, after just having been hunted through the woods by Morganta. My cleric PC spent a lot of time in the St. Andral church Lydia frequented, as he helped out Lucian. Through his time with the Vallakovichs, who took a liking to him, he learned more about how deeply unhappy and sadly, emotionally abused Lydia was in her marriage. What started out in a mutually loving relationship ended tragically onesided, as Vargas lost himself to his madness and paranoia over the years, while Lydia held onto hope that tomorrow, maybe another chance for them will come.
Viktor was almost a miracle to the couple. With miscarriages and stillbirths, Lydia grew more strained and anxious to provide an heir. When Viktor was finally born then, and survived, it was supposed to be a joyous occasion — but Lydia fell into postpartum depression and Vargas, already tilting towards his ideology, was no support to her. Or Viktor, as Vargas was afraid to repeat the mistakes of his own abusive father's past. Viktor was practically raised by his nanny, who ended up as his first victim in his teleportation experiments. Lydia and Vargas never knew.
Fiona Wachter staged a coup, assassinated Vargas and almost Lydia and Viktor as well. So Lydia was there on the stage when everything escalated. She was saved, and Viktor teleported away — now caught in a teleportation loop after aiming for magic too powerful.
Lydia was completely broken after this, but embraced a second chance and a new chapter in life.
Fiona's storyline is similar as to the one in canon I believe, though some things were toned down. Ties to Ravenloft, cultist, though one centered around a prophecy of the sun coming back to Barovia. Our DM linked Lydia's and Fiona's stories, so that they grew up as childhood friends, though the relationship strained more and more during Vargas' reign. Viktor drove Stella insane, Lydia, due to the All Will Be Well! ideology was a terrible friend during Fiona's time of grief. Stella's madness was Fiona's breaking point, and she aimed to eradicate all of the Vallakovichs.

6. Did you make any NPCs more sympathetic than in canon? Or less sympathetic?
i really tried to make victor a bitch. upon meeting the party he was a loser who was guarding the tome of strahd and admitted to killing two people within about a minute of conversation. he continues to be snarky and abrasive at every opportunity and STILL my party likes him. i can’t get them to abandon him. so now i gotta find some plot hook for him (stay tuned on that)
strahda has been changed to have a backstory that’s more sympathetic to my players. she’s a lesbian who was trapped in a marriage with sergei because she was being passed over due to sexism (in my game, sergei and tatyana are related rather than sergei and strahd), and her snapping point was that the man she’d married was upset she didn’t love him.

lydia and vargas vallakovich (presumed) - a riot started at the festival of the blazing sun and they were thrown into the woods covered in raw meat juice. could have theoretically survived but haven’t made an appearance yet
fiona, karl, and nikolai wachter (confirmed) - off-screened by another npc for being banites
sasha (on general principle) - i may have gotten rid of baba lysaga, but i kept her house! it’s named sasha. died when the party removed the gem from inside of it to give it back to the martikovs
rahadin vhenikatchu (confirmed…?) - possessed by the warlock’s patron and then walked off the drawbridge outside castle ravenloft. his body might be mush, but maybe something could be done with his bones…
sylon donahue (confirmed) - resident of the abbey, killed to start a murder mystery. he barely counts
ezmerelda d’avenir (confirmed) - fell unconscious due to smoke inhalation during the fall of argynvostholt, then fell from the third floor to the ground when ireena’s grip slipped. the party was told she was dead before she fell…
vasilka greene (confirmed, but resurrected) - stabbed to death and hung from a tree, with a message carved into her back to bait the party into looking for her murderer. she was immediately taken up to the abbey, and her injuries were mild enough to be treated via raise dead. the abbot lost their shit and immediately resurrected her
for a grand total of 11!

Non-cartel au Salamanca family? Family restaurant!!! Maybe Lalo worked there too before he and Gloria divorced
Tuco would be in his 30s, been working as head chef since Lalo got fired left. His sister (Gonzo's wife) works at the register. The twins are a couple of years older than Nacho and have been serves/delivery drivers since they were teens (they share a 1 bedroom apartment bc um, well...the housing market these days, am i right?)
Nacho having really nice memories of getting to run around the restaurant when he was a kid but then being cut off from his dad's side of the family bc tio Hector took a while to forgive Lalo for getting divorced and coming out :(
More important question; are Lalo's parents alive? Bc I imagine seeing his granpa/ma would make Nacho feel all new kinds of shame :))
ok all of you gave me some really great answers but I think this one is gonna be the victor for me bc this is so cute
it weaves in really well with what I had already figured out for them, chiefly:
Tuco and the twins are around as "uncles" (they're technically Nacho's first cousins once removed but no kid can remember that), they would die for Nacho
Hector isn't around Nacho ever because Gloria put her foot down abt it after a particularly traumatic incident he caused Nacho during his childhood
and, to answer your question, unfortunately Lalo's parents are not still alive, which is why he was mostly raised by Hector, and coincidentally why he was so willing to cut Hector out of Nacho's life at the first excuse
abuelita Salamanca is still alive but she's Hector's mother and it's tricky to get Nacho to see her without Hector also being nearby, so he gets and gives Christmas and birthday cards as his main interaction w her
now, Gloria's parents are alive, but they live in Galeana, so Nacho's only "grandparent experience" in the US that is not a Salamanca is Manuel's father, who would also die for Nacho. he is this ancient old widower immigrant who speaks little to no English, who Manuel brought up from Mexico once he started his business.
though Nacho isn't blood, grandpa Varga treats him like his own, and Nacho loves him too. Nacho goes over there to help when Manuel can't, with things like shopping and cleaning and gardening and all. grandpa Varga always thanks him with an old person candy that Nacho doesn't actually like, but takes from him anyway.
as for Lalo, after leaving the family restaurant that exists now because this is too cute an idea to pass up thank u anon, he left and got a "good job" i.e. a higher-paying one, and Hector resents him for that especially. Nacho knows Lalo's new job is good, but doesn't understand what level of wealth they're dealing with, because Gloria made Lalo keep it under wraps so Nacho wouldn't go around thinking their family is rich and turn out entitled and spoiled.

Rogue Kids Updates
So I’m going to run through the Rogue kids in age order and the updates to their storylines including changes in parentage, living arrangements, and home life.
Let’s begin.
Eleanor (17) and Elizabeth (16) Nguyen: If you can’t guess from the name change, Ed didn’t give his daughters the surname Nygma, and ditched the name himself when Ellie was ten and Lizzie was nine.
Leon Vargas (17): Leo now has a mother, Anita, who works at Gotham City University as a professor. She and Angel do live together.
Tobias Bloom (17): Firstly, Tobi now has a proper Korean name, Yi-Seul, and goes by it at home. His parents, Se-Hyeon and Jae-Min Park, were also developed and Zach was changed from adopting Tobi from foster care to being his godfather that got custody of Tobi after his parents passed away unexpectedly.
Barbara and Todd Quinzel (17): Not much has changed, just integrated the Joker/Jack Napier split into their home life. Harley is now Jack’s partner and they’re raising Barbara and Todd together.
Aisling (17), Maxwell (15), and Niall (13) Machin: All Machin kids were aged down and they all now have relationships with their mothers. Lonnie splits custody of Aisling with her mother, Siobhan, has full custody of Max while his mother, Molly, is in the hospital, and is still with Niall’s mother, Erin.
Hunter (17) and Ayah (16) Jones: Hunter and Ayah now have a mother, Delilah, and I’m amid developing her character and her relationship with Waylon.
Lavender (17) and Clover (16) Isley: No changes to Lavender and Clover.
Gwendolyn Tetch (16): Gwen has a set mother now, Mary Dahl, which functionally does solidify that Gwen will inherit hypoplasia from her parents. She is still in Barbara Gordon’s custody but Mary has visitation rights, Jervis does not.
Ezekiel Dent (16): Zeke is no longer in Harvey’s custody and he now has a mother, Grace. She was Harvey Dent’s fiance and has custody of Zeke.
Dorothea (16) and Pluto (14) Crane: Changed Dorothy’s name and also their mother. New mother is named Ophelia, their home life hasn’t changed much otherwise. I will talk your ear off about Ophelia though.
Violet Mavis (15): Violet was aged up and additionally now has a mother, Sofia, and a more solid identity. She has some design changes too which I can go over another time.
Marcus Wesker (15): Marcus was also aged up and he now lives with his parents, George and Louise, not his grandfather. Arnold does live in their household (when he’s not doing crime things).
Evangeline Fries (14): Eva lives with her mother Nora and her stepfather, Jeremias. Victor has supervised visitation but usually doesn’t take it.
Aiden Lynns (14) and Cosette Walker (14): Drury and Garfield are now married! Aiden and Cosette have established surrogate mothers (Estelle and Ivette) and are siblings.
Jeremy Todd (11): Jeremy is now significantly younger and has a mother, Valerie Spade. Jury’s still out if she and Jason are still together or just coparenting.
