Sorry for the delay. You asked mostly for Kai's so I delivered. If anyone wants more hcs about the others I can work on it some time in the future (I also have more of Kai).
Now the hcs:
• All the ninja have PTSD from everything they’ve been through
• And abandonment issues
• Cole has an eating disorder and eats when he’s stressed, this is one of the reasons he is very insecure of his weight. People online poke at him for it
• Jay's terrified of losing his loved ones again because of him. That is another reason why he went absolutely crazy post Seabound, as he thinks it was his fault Nya had to resort to sacrificing herself
• He used to be bullied for living in a junkyard before becoming a ninja and that's why he was ashamed of it
• Zane always shoves down everything wrong that happens to him (e.g being the Ice Emperor for way too long to be ok about it) because he puts the team and their needs first.
• Nya has nightmares from the time she died in skybound but doesn't tell anyone.
• She had to keep her work and love life secret from her brother for fear that he would shut her down to protect her. Her fear persisted well into s1 and that's why she felt she had to hide Samurai X even from Kai
• Lloyd still admires his uncle despite his obsession with the green ninja (and all the neglect that came with it) because he's the only relative that actually took him in
• All of the ninja have at some point hidden an injury at least once. But Kai and Nya are the ones that do it more often (Nya specially when she was samurai X), and know how to treat mild wounds because of it.
• Kai and Nya do physical activities when they’re stressed or have emotions they don’t want to process. They can do their thing like Kai working in the forge and Nya doing mechanics but they usually train, however they can go on for hours (Kai has passed out a few times)
• Kai and Zane have a very poor sense of self. Zane’s comes from him not valuing his life and thinking he’s expendable since he can be rebuilt, ignoring all the trauma that comes from getting severely hurt or “dying”. Kai has problems seeing his worth as a human being because he’s never lived for himself; everything he does is for someone else and so he thinks his value resides in what he can do for other people. 
• Kai is terrified of the idea of being alone, it’s his worst fear.
• He has THE WORST coping mechanisms and Zane is confused on how his body was able to go through all of them (Alcoholism, illegal fights, smoking…)
• Kai is an insomniac, he barely sleeps most nights and instead just waits until he passes out (He has very deep eyebags because of it but hides them with make up, covering his freckles too). He sometimes bumps into some other ninja at night since they all have fucked up sleep schedules. 
• Lloyd also has a lot of problems sleeping because of nightmares and goes to Kai or Nya’s room where he feels safer (mostly into Kai’s). Sometimes they stay up at night chilling or they try to sleep. In those cases the nights with Lloyd are the ones where Kai sleeps the most because he feels safer too.
• Kai has chronic depression because of his fucked up childhood
• Lloyd thought he had depression too for a while but it turned out to be autistic burnout because of the stress of being the green ninja. But he can’t properly rest or heal from the burnout so he’s exhausted most of the time.
• When he’s stressed Kai forgets to eat and can go days with very little food because he’s used to it from being poor in his childhood.
• Genuinely forgot what it feels like to be a kid and have no responsibilities so it’s his personal mission to not let that happen to Lloyd. Kai would be devastated if Lloyd ended up like him.
• Kai sometimes feels insecure about his face scars and contemplates hiding them with make up.
• Kai’s touch starved but terrified of letting people in.
• He hides his negative emotions as anger and when the others try to reach out to him he pushes them away by getting angry at them until it's mutual and they leave him alone.
• Never told the others about what he did after Zane’s “death”. He fixed himself up, alone.

I need to talk about Skybound and Seabound as narrative parallel seasons
Skybound! Sky! Lightning! Jay!
Seabound! Sea! Water! Nya!
Jay’s story is so focused on preventing further sacrifice only for him to give up his entire season in exchange for Nya’s life
Meanwhile, Nya’s story isn’t focused on the concept of sacrifice much at all, which only makes her final act all the more tragic because it never felt like the only solution, even if it was. She sacrificed her humanity for Jay’s life
And sure they both recover from it. Jay still remembers his arc and so does Nya, and Nya stops being the literal ocean after half a season, but the impact of their decisions still linger with them. The ninja went to prison for trying to bring Nya back in Seabound, and they pretty much died multiple times in Skybound trying to help Jay
And I wanna clarify that Jay’s sacrifice was not just his season, but the understanding of the season by his teammates. Only he and Nya remember Skybound, besides Zane’s hard-drive footage (which I assume is why Nadakhan got a mural on their villains wall lol), so Jay still retains his character development and Nya hers
However, no one else remembers what happened. Jay sacrificed their memories, their character development, but most importantly their respect. They don’t understand Jay in the way that Nya does, because they no longer remember the time he was leader, the pain he went through, the mistakes he made nor his atonement. And that is one hell of a narrative sacrifice
Skybound ends with the world returning to its former glory, while Seabound ends with the world becoming a shadow of its former self, and the team becomes lost without Nya (just like when they lost Zane in Rebooted)

What is the deal with Kai's everything being so overlooked?
DRAGONS RISING SEASON TWO SPOILERS
I was scrolling through AO3 for Dragons Rising Part 2 angst related to you know- KAI BEING SACRIFICED, and all of the fics were about Jay losing his memory?
It got me thinking about how Kai's relationship with Nya has always been pushed aside in favour of her and Jay's, like seriously that's his sister for crying out loud, move over Jay you're just the boyfriend.
In skybound when Nya died, who was holding her? In seabound who got to speak to her and try to convince her to stay? In crystalized whose grief was more focused on?
Jay.
Why is it all about Jay? Kai raised her, and he became a ninja to save and protect her, he's literally related to her!
I MEAN SURELY HE CARES CUS THATS HIS GODDAMM SISTER RIGHT?!?!
He cared when Zane died (s3), Lloyd got possessed (s5) and kidnapped (pretty much every season), and when Cole fell (s10) so it's not like they are trying to write his character as the no emotions-suffer-in-silence kind of guy right?
It's not just with his relationship with Nya, anytime something bad happens to Kai he's either directly told to get over it or, forced to focus on something else, then the issue seems to be forgotten?
Not just by the fandom but by the writers too! And until recently people still believed he was just a selfish character that only thinks about himself, when that really was never the case!!
When Zane died Kai said this to Lloyd: " And where's the Master of Ice, huh? He's gone, but I'm still here. Who cares about honour? It should've been me. I should've been the one—"
He is literally talking about taking Zane's place in being the one who died, not because he's selfish but because he thinks Zane was a more useful member of the team!? He felt like he could and should have done more to make sure Zane didn't do what he did, to protect him, and instead of being comforted in this state of mind, he got told: "You always thought you should've been the one. First, it was being the Green Ninja, now this. When are you gonna start thinking of someone other than yourself?"
THAT IS NOT A SELFISH STATEMENT. Not cool Lloyd, I love u but not cool. >:(

My biggest problem with Ninjago’s writing is how meaningless death and sacrifice are.
The first major character death is Zane’s sacrifice, which is still cited as one of the saddest Ninjago moments, because it was expected that he had died at that moment and the audience doesn’t go into the sacrifice the idea of him coming back. Even afterwards, there’s no strong indication that he’s going to be completely remade and rejoin the ninja team— he lives on, but differently.
Next season, Zane is remade and rejoins the team. The idea of nindroids coming back from the dead is introduced to the audience and the stakes of life-threatening situations are removed for Zane— as long as technology exists, he can be remade.
At the end of Possession, Morro sacrifices himself. This “death” (really his second death) is portrayed as final and irreversible. The quote about Wu only being able to save those who want to be saved seals it: Morro is going and he doesn’t want to come back.
Morro is brought back from the dead for Day of the Departed.
Also, Cole is made into a ghost, which is initially portrayed as something permanent, but Day of the Departed makes what reads like a few quick excuses and undoes it. Between Morro and Cole, it is demonstrated that death is not permanent for ghosts.
At the end of Possession, Garmadon sinks with the Preeminent. He passes on his leadership, lessons, and robes to Lloyd and they sail away. Lloyd goes on to honour his father’s memory and become the leader Ninjago needs.
Garmadon is brought back by Harumi, just as Lloyd has moved on. He demonstrates that death is not permanent for Oni.
In Skybound, Nya is killed, but Jay’s wish undoes the events of the season brings her back to life.
When Cole falls from the Bounty in March of the Oni, he somehow defies the properties of the Oni cloud and returns to the ninja. The show doesn’t even elaborate on that.
Lloyd is crushed in the battle at the end of March of the Oni and meets the FSM, who brings him back.
Prime Empire deaths are reversed at the end of the season.
Harumi, Vangelis, and Aspheera are clearly defeated and Harumi’s “death” was read as heavily implied.
They return, as well as Garmadon, for Crystallised.
Nya sacrifices herself and turns, irreversibly, into the ocean in Seabound. She also returns in her normal form for Crystallised.
Overall, the way the series repeatedly refuses to make character death and character sacrifice meaningful and give these things real, appropriately far-reaching consequences creates a mindset of “oh, this character is dying. They’ll be back.” and makes it difficult to convey the full emotional impact of a beloved major character giving their life in the pursuit of their goals because there’s a heavy precedent of characters almost immediately having their death reversed. I don’t think it’s unreasonable to say that keeping something like this up will get boring after a few seasons (I acknowledge that Ninjago is ultimately just 22-minute advertisements for Lego toys, but I think I can still care about the plot).
It’s also not just that the characters are immediately brought back, it’s that their death has absolutely no effect on the plot moving forward other than “Ninjago wasn’t destroyed last season”. Sure, Zane is silver sometimes and Cole briefly had a scar, but the characters don’t mention that they literally died (or equivalent), it has no psychological effects*, it doesn’t lead into the next season’s plot points, and it doesn’t affect the narrative at all. Each season that was resolved with a character sacrifice or each arc that ended in a character death could very easily have been resolved any other way without significantly altering the plot in the long run.
*I acknowledge that Ninjago is for kids, but if Ninjago can have fantasy violence, it can have fantasy consequences of violence. I fully believe that there is a way to discuss mental health in an age-appropriate way if a writer wants to put in the effort.

Am heavily considering writing @destinysbounty’s “if Pythor didn’t suck” au and realizing that literally only season 7 remains relatively intact
Season one’s climax is largely avoided considering Pythor’s massive involvement in the resurrection of the Great Devourer
No Great Devourer = Garmadon isn’t given the golden weapons = no megaweapon plot = no traumatic loss of childhood for lil Lloyd (at least not in the literal sense), final battle may or may not still happen but if it does Garm is throwing hands with a whole ass eight year old
Assuming the final battle still takes place, we still get the first half of season three relatively unchanged until the blackout successfully wiped out the Overlord without Pythor’s intervention, no space arc and Zane doesn’t die
Chen is most likely still doing stuff but since Zane’s still alive season 4 would look a lot different, especially considering Pythor’s role in Chen’s success
If Chen doesn’t get to pythor to complete the spell the season 4 finale would probably look very different, potentially not including Garmadon’s self sacrifice that resulted in Morro’s release. If that’s the case season 5 just straight up does not happen, possibly leading to Nya not discovering her powers until even later
If season 5’s final fight didn’t happen and Stiix isn’t destroyed then most of the setup for season 6 goes out the window, depending on how this alternate version of season 4 went it’s possible Clouse isn’t even still around at this point. This one’s more up in the air but I think there’s a considerable chance Nadakhan is never released
Pythor had absolutely nothing to do with the time twins’ return!! The ninja get to fight bad guys again lmao
No evil Pythor = no Great Devourer = no evil Harumi = no Sons of Garmadon = no resurrected Garmadon, seasons 8 and 9 are out of here lmao
Season 10 is a direct consequence of Harumi’s actions and all that followed, it too is canceled
The ninja accidentally release Aspheera as a result of not knowing what to do with themselves, in this timeline they’ve seen far less action and are used to having long stretches of time between villains, possibly even have side hussles, season 11 is gone.
Okay, season 12 might stay relatively unchanged but that’s a big maybe considering the Mechanic is responsible for the inciting incident and his origin story was a result of season 4. Things probably played out similarly for him but if they didn’t then there’s a good chance Prime Empire never got going. But even if it did, if Skybound didn’t happen then Jay didn’t find out he was adopted and may not have been able to talk down Unagami as well as he did
On the surface, season 13 is vibing BUT as of Crystallized, we know Vangelis’s actions are being funded by Harumi and the Overlord, neither of whom would be active at this time in this au. There’s a good chance he’s still a slaveowner because people like that don’t really need a reason to be fucking horrid but it’s not a given
(The Island is season 14 in my books, it’s the same length as season 10) the conflict is kicked off by Wu’s mid-life(???) crisis in season 13 which may or may not occur similarly in this universe. It’s also more than likely that the ninja never met Clutch in this au since season 11 didn’t happen. It would probably still happen but it would look very different, I’m not sure and I’ll need to rewatch to make up my mind
Assuming Nya does in fact unlock her true potential at some point and some semblance of season 14 happens, I believe Seabound is relatively unchanged. Pogchamp for season 15 being the only other survivor of this au lol
Circling back to season 8, Crystallized just straight up does not happen. Nya would presumably have still died the season prior though so in this universe season 16 can be more about that. Though, since season 11 didn’t happen meaning Aspheera isn’t around, they’d have to find another way to bring Nya back. All in all would be a very different story but one I’m very interested in seeing
When it is inevitably revealed that the Merge was caused by something the ninja did, there’s a good chance DR doesn’t happen. Until then, season 17 theoretically remains relatively unchanged (with the exception of tomorrow’s tea having never happened and Lloyd being younger than he is in canon and this closer to Arin and Sora’s age)

PLEASE tell me I’m not the only one who’s realized that Jay is the only ninja who hasn’t died (or he did and I completely forgot about it. No I’m not counting the Crystal Zombies you can leave the replies/reblogs now). I know the other five were temporary but that doesn’t matter.
Let’s go through the other 5:
Zane - I don’t think I have to go over Zane
Lloyd - died at the end of the Oni Trilogy, but First Spinjitzu Master let him go back to Ninjago if he wanted to, which he did
Nya - was turned into the sea; I wouldn’t count this as a death but considering in The Call of Home Nya is shown forgetting who she is, I’m counting it because it was basically “death of the mind and soul” and not necessarily “traditional death”. She was also hit by tiger widow venom in Skybound and died in Prime Empire.
Kai - Prime Empire
Cole - also Prime Empire. Was also turned into a ghost. I don’t care what you or the wiki say, ghosts are dead.
Jay has, however, had near death experiences, including these:
Nearly drowning in Seabound
Almost being killed by Slag in The Pit in Hunted
Almost being crushed alive by rock in Crystalized
Almost being attacked by the tiger widow in Skybound
Just Skybound in general tbh. Who knows what Nadakhan put him through, you remember how much it seemed like he was barely holding on when Cole found him in Wishmasters right???
He had that close call with Clouse’s snake in Tournament of Elements
Like???? I know we say Lloyd is traumatized as hell but JAY??????? He watched his girlfriend die THREE FUCKING TIMES, watched his best friend die multiple times, watched his other three teammates die more than once, probably thought something really bad had happened to Cole in the Tournament of Elements before he was found to be safe, had to deal with the whole Never-Realm fiasco (to be fair that was probably mostly traumatizing to Cole and Kai but still), was abandoned in a JUNKYARD by his birth parents for unknown reasons (a JUNKYARD. What kind of message is that gonna send, whether he was left with Ed and Edna on purpose or not????), has anxiety that’s so bad it’s a running joke that it causes him bladder issues AND is the cause of his iconic freak out moments, this guy is fucking TRAUMATIZED.
Not saying the other ninja aren’t (they are. I know they are). But it sure feels like Jay’s gone through the most traumatizing stuff when it comes to situations that have happened on screen.

Oh god blorbo supreme. The original blorbo. This nindroid can fit so much trauma in him. I could rant about him for a million years. Im like this close to giving into temptation and making a 20-minute compilation of all my favorite Zane moments (listen, the party pooper scene lives in my head rent-free at all times). Oh god he needs so much therapy, and no, locking your trauma in a digital puzzle box does not count as therapy.
Some people characterize him as some emotionless and boring lawful good. Some people characterize him as an uwu wholesome softboi. But in my opinion, the most correct interpretation is Dorky Suburban Dad.
Think about it. He wore a button-up and khakis to the beach. He dresses up in a full scuba skin-suit whenever they have a party in their own damn hot tub. He once wore a sweater vest with snowflakes on it. On their lil desert road trip he entertained himself by reading about regional trivia, and delighted in sharing this trivia with his friends. He loves playing board games, especially chess. He likes to make ice puns. He loves cooking. He's the closest thing they have to a responsible adult. When he became the team leader in season 5 he kept everyone pumped with all those silly little sayings like "one team one dream!" He apparently loves detective fiction. He thinks that walking like a pirate with a peg-leg will get people to respect him. He loves astronomy and, according to Lloyd, "knows the solar system better than anyone". Whenever someone is upset he's always there providing a comforting smile and a pat on the shoulder. He spent 5 minutes debating the morality of making an ice ramp for a slug. He doesn't understand pop culture. Zane is a dorky suburban dad and you can't change my mind.
He's also a fashion icon. For example, when he died, the ninja all became a total fashion disaster in his absence. We all saw it. None of them matched. Like did you see Kai's horrendous lil fight club costume? Jay's atrocious tv host suit? And Cole just straight up wasn't even wearing a shirt anymore. And even when they came back together, their ninja suits still didn't match! And sure, it was meant to symbolize how disjointed they'd become in the wake of his loss, but STILL. The fact that their CLOTHES of all things were out of wack indicates to me that he's the only one on the team with any fashion sense.
And let's not forget the moment from Seabound where he decided to wear the breathing mask despite not needing oxygen because "I like how it completes my attire". And his Snake Jaguar costume!!! And his titty-out look in The Island! And not to mention how the Detective Zane outfit is a LOOK. He rocks the hell out of that trenchcoat.
This is all to say, Lego needs to release the forbidden bikini Zane content or I'm gonna break in and find it myself.

Ohoho, the fandom does Nya SOOO dirty. Especially since she's not as outwardly affectionate as Jay, so a lot of people interpret this as her being more callous and unloving towards him. She A) has a metric ton of childhood baggage, and B) expresses her affection in different ways! Jay might say 'I love you' with words more often, but she shows how much she cares through acts of service and quality time and whatnot.
Also. Hot take but Nya has some of the most compelling character arcs and subplots in this entire goddamn show. Teaming up with Dareth to spy on Chen? Overcoming her gifted child syndrome in season 5? The X Cave fight in season 7????? Struggling to keep the resistance alive even when all her friends were dead, doing everything in her power to keep Lloyd from losing hope even though they were the only ones left???????????? The entirety of Seabound??????????
The show definitely blunders often in terms of the whole sexism/performative feminism thing, for sure. Looking at you, Skybound. But she also has a LOT of character arcs where her being the Girl^TM isn't even at all relevant. Season 5. Season 7. Season 9. Season 10. Season 11. Season 15.
Anyway Nya is amazing and she deserves better from the fandom, and I will die on this hill. Nya didn't singlehandedly destroy hell itself just to be reduced to some shallow Designated Love Interest.

Ok but is anyone noticing the Ninjago season parallels (obvious spoilers however I have s15/16 stuff behind a readmore)
Pilots + S10 (March of the Oni): four episodes long, involve Garmadon, involve underworldly villains (skeletons and demons), heavily involve the golden weapons, symbolism around falling (characters such as Wu and Garmadon falling into the underworld, Cole falling into the city)
S1 (Rise of the Snakes) + S11 part 1 (Secrets of Forbidden Spinjitzu: Fire chapter): snakes, Kai is insecure, a child is manipulated by a snake (Lloyd and Pythor, Wu and Aspheera), big snakes invade the city, desert (Ninja live in the desert in s1, and they revisit it in s11)
S2 (Legacy of the Green Ninja) + S11 part 2 (Secrets of Forbidden Spinjitzu: Ice chapter): evil mind controlled samurai (the stone army and the ice samurai), characters journey to unfamiliar setting (the dark island vs the never realm), someone close to the characters becomes an evil emperor (Garmadon and Zane), said evil emperor has evil staff (mega weapon and the scroll of forbidden spinjitzu)
S3 (Rebooted) + S12 (Prime Empire): robots and ai and technology, going into a simulation, characters die (or cubed), Cyrus appears
S4 (Tournament of Elements) + S13 (Master of the Mountain): character makes a connection with a daughter of an evil slave owner, said slave owner has a way of taking away people’s powers, Cole gets dropped through a trap door, characters get split up, character from metalonia appears, story about coming together instead of infighting, villain puts groups against each other for their own gain, ninja travel away from home and being a master with them
S5 (Possession) + The Island: ronin is here, revolves around a jewel (the realm crystal vs the storm amulet), although I think storm is supposed to refer to Jay we could talk about Morro here
S6 (Skybound) + S14 (Seabound): look at their names, Nya is important, Nya… dies, we get to see the villain’s father die, villains are both kings, introduced to another race (the djinn and Merlopians), ocean themed groups (pirates and merfolk), sky/sea duality, parent drama (Jay finds out he’s adopted, Nya gets used to having a mother), Nya being compared to other historical figures (Delara and Nyad)
And under the read more are s15 (s16??) spoilers
S7 (Hands of Time) + S15 (Crystalised): uhhh idk. I’m confused by the leaks. But all I can think of is how the creator tweeted “conclusion” as a one word description of this season and how s7 was gonna be the last season of Ninjago, once
However since S5 doesn’t match up too well with the island (it’s not even a season), I feel like it could be paired with s15 instead. We have potentially evil Lloyd, past haunts (ghosts, and returning villains), one word season titles that could apply to Lloyd
However however Seabound could be a s5 parallel because of Nya being important, and skybound and s15 are paired due to the ninja going to jail??

guys, i realized- at the end of Seabound- that was not the first, nor the second, but that was the //third// time Nya died. she died in Skybound. she died in Prime Empire. this was the second time the team witnessed her death, and the third time Jay did ... the third time he said, "don't leave me..." ... Seabound, i think, broke me

Ninjago Spoilers (This time about my pet peeves regarding the season finale)
Now that my Ninjago hype died down I'm mad actually
OF COURSE, it was Nya of FUCKING COURSE it was Nya
Skybound? Kill Nya then bring her back to make Jay feel bad
Prime Empire? Turn Nya into a cube to make Jay feel bad
Seabound? Have Nya turn into the ocean to make EVERYONE feel bad
Even if everyone else ends up with a similar fate, OF COURSE Nya just had to go first
Who knows, maybe they'll bring her back, but this just frustrates me
The WAY she went out was depressing as hell too, and maybe if she hadn't taken such a backseat role compared to everyone else for most of the series I would have let it slide but it just feels WRONG she felt EXPENDABLE and it feels WRONG
The only way I'd be okay with this is if they give her proper acknowledgment if they continue the series
The rest of the characters better not get over losing her, I want to see them get just as upset as they did when Zane died in Rebooted
Maybe not split up again, but they better be upset, because if she's as important as they imply then the rest of the team would be devastated
Maybe I'm not wording good but this finale just felt wrong
I do appreciate them leaving a memorial for Kirby Morrow, may he rest in peace
