BNHA Fanfic idea that won't leave me alone:
All for one is Midoriya Hizashi, but...
Nobody knows. Like, literally, nobody knows. Inko never figured out his identity, and with him getting busier after Izuku's fifth birthday it looks like he left bc he's quirkless, so she never much cared for trying to find him and neither did Izuku. All pictures of him are banished into a box in her closet and haven't seen the light of day since Izuku was six or so, when they had a fight over the telephone over him wanting to fix Izuku.
AFO himself suffered obviously a lot of head trauma when fighting All Might, and this gave him partial amnesia. He has no or only very few memories of the decade or so prior to the battle, so he has none regarding his family that he meticulously kept from everyone else's awareness, including the Doctor's. He does see the monthly payment to Inko but assumes it's from a bribe or keeping a corrupt official in his pocket. Given that he can't recall whom it's to and immortality made him extremely wealthy, he doesn't cut it off, nor tries to follow it and make the memory loss obvious.
The only one who does know?
The ghost of Yoichi, who suddenly had another person he could haunt and went to see what's going on. Maybe throw in Nana too, if you want Inko to secretly be a Shimura.
Cue Yoichi fretting over his baby nephew the very moment Izuku gets OFA, up to and including giving him in-depth instructions on how to use the quirk and helping him manage it without harm to him while the other vestiges (minus Nana) are busy laughing their asses off.

Completely missed opportunity for Horikoshi to not have an arc where Midoriya and, at least, Tsuyu, Uraraka, Todoroki, and Iida and maybe even Momo and Aoyama are put into situation where they are forced to work together with the LOV. It could’ve been as easy as having there be a villain group (or maybe a vigilante group) that hate AFO and the LOV, so they try and get rid of the LOV. And somehow Midoriya and the group of students I listed are dragged into the conflict.
This could build up the relationship between Midoriya and Shigaraki. As well as between Toga, Uraraka, and Tsuyu. Then for Shoto and Dabi. And if Aoyama’s there, it could add onto the traitor stuff. Iida and Momo are there to, idk, provide support or something, or maybe there could a call back to the Stain Fight, then there’s a reveal that Midoriya, Todoroki, and Iida are the ones that actually taught Stain and not Endeavor. Iida vs the League of Stain Supporters lol (except Shigaraki technically).
And then there’s the potential fallout of the arc, where a few characters could leave the arc feeling conflicted about where they stand morally and stuff. Also, the potential for some characters to get new scars or to have a slight character design change (idk maybe Momo could get her ponytail chopped off or something)
Grey morality is a soft spot for me, and this would be a great way to explore that. Especially since I also love the unwilling alliance between the heroes and the villains.
Katekyou Hitman Reborn executes this to a great effect, wherein it's not a sudden turn around for the villains to help the heroes - it's just business. It's only done so both of the groups can achieve their goals, and it doesn't serve as a redemption arc either.
I could see this happening if the common enemy was either the HPSC or the PLF. Though, the HPSC would need an actual build-up, and there wasn't much of one in canon.
It certainly would make characters interact, even if there's tension, which would serve to improve the narrative of wanting to save the villains later on. Especially between Izuku, Yuuga, and Tomura; Shouto and Dabi; and Ochako and Himiko.
Tenya facing the Stain-supporters would be so good for his development, especially if they would give a reason as to why Stain targetted Tensei, which could end up breaking his view on heroism as a whole.
Momo could be there to display how an outsider would view this all - seeing her try to use logic to explain how her friends are slowly understanding the villains, and her realising that villains are as human as everyone else. She could also have interactions with Kurogiri, who could challenge her belief that heroes are good and villains are evil.
The fallout would be the juiciest part to write, IMO.
How 1-A would react to them teaming up with the villains and thus being confronted by the idea that the world isn't as black and white as they were brought up to believe.
How the IzuCrew themselves would deal with the fact that they helped villains - the same villains that tried to kill him.
How the LOV would go forth, now seeing the IzuCrew as less of targets and more as humans, some who were hurt just as much as they were, maybe worse, (for Izuku and Shouto).
Maybe Momo interacting with Kurogiri could serve as foreshadowing for the Oboro reveal, and Aizawa and Mic would have to deal with slowly piecing it together.
The scars and new character designs would be cool to think about too. Perhaps Izuku would gain a scar after saving Tomura from an attack, or Yuuga would after stepping into battle properly for the first time. Ochako could gain a scar after feeding Himiko some of her blood to help her during battle. Tenya's skin could be affected, darker or lighter patches appearing like stains. Momo could either, as you said, have her hair chopped off, or maybe her skin would be marred so she wouldn't be able to sell her femininity as well as others.
There's a lot one could do with this idea, and I am once again proven right that fan could write and have written a better story than Horikoshi
