How to be a senior developer, pt. 1
Since I'm making a presentation for work, i figured I might as well write it out.
In this part I'll explain my viewpoint, and point out to Shuhari, vertical slices, kata, and the Cynefin framework as helpful tools for figuring out where you are.
In next three parts I'll explain what I think it means to be a good junior, experienced, and senior developer.
About me and the purpose of this talk/article
I don't especially care to impress you and establish my credibility in detail. I'm not the wisest coolest fastest developer you've ever seen, but I've been programming for ~35 years and spent most of my adult life as a professional software developer and architect. I never sought leadership or management positions, but I've been involved in hiring, onboarding, documentation, etc.
The purpose of this is to give you something to think about, to gain some clarity about how to progress. This is not a technical tutorial or life hack or your therapy session.
Classic warning labels
I’m not your dad, it’s your life, I won't tell you what to do with your career.
This is not a criticism of any of you, and please don’t come at me with “this doesn’t apply to me actually”. I will likely say something like "senior dev should know this" and you might be a senior and not know it, it's fine. This is not an appraisal, I'm not your boss, your happiness doesn't depend on me.
And even when I use the labels "junior", "experienced" and "senior" developer, I see zero benefit in assigning you three rigid categories. We're all dumb in our own ways, we're all clever and wise in our own ways.
Let's begin.
Shuhari
https://en.wikipedia.org/wiki/Shuhari
Shu-ha-ri (守破離) is a way of viewing mastery of any skill as three stages. Instead of using the more typical western idea of having "experts" who are people who just Know a lot, it instead focuses on how you interact with the skill.
In very simplified terms, it's obeying the rules and respecting the tradition (Shu), then evolving the existing rules by breaking them bit by bit (Ha), and eventually detaching yourself from the usual wisdom and rules and just vibing (Ri).
A simple way to remember the Shuhari stages - follow the rules, break the rules, transcend the rules.
Another way to look at it is mimicking others (Shu), taking a step back and understanding context (Ha) and having a global perspective (Ri).
For example, I've made 1500-2000 pancakes over the past 13 years. I started by following the existing recipe and measures (Shu). I started trying different variations and ingredients from different recommendations (still Shu).
Eventually I started breaking the traditional recipes by adding ingredients that didn't seem expected (Ha) and improvising more.
I'm not confident I'd say I reached the Ri stage, because I still use the same basic ingredients since I have a relatively limited, desired outcome. I'd argue to really be in Ri level of mastery I'd have to have a MacGyver-like flexibility when it comes to ingredients.
At that's fine. Not everyone needs to be a guru.
The important thing is - someone at Ri level of making pancakes isn't just making Shu level pancakes very very fast.
A "Shu" developer repeats what they learned in school, copy pastes from Stack Overflow, follows advice of senior developers, makes simple CRUD REST endpoints.
A "Ha" developer can improve on existing tooling or workflow, remove more complex technical debt and knows when to have exceptions to common rules.
A "Ri" developer is someone who invents workflows, architecture, enterprise patterns, combines tech stack in creative ways, and doesn't necessarily follow hype.
It should be noted that in real world, developers don't have infinite freedom because of practical considerations - audits, legal requirements, ISO certifications, Jira, limitations in your employees' know-how, etc. I can't just develop something in COBOL and then deploy it outside of a Kubernetes cluster just cause it would be a cool way to solve a problem, it needs to fit into the company goals and needs and policies.
This, sadly, also means that a company can restrict your growth in some ways. It doesn't mean you can't grow, but you can't grow in any possible way imaginable. Choose your battles, etc.
Why is this useful?
It might give you a better framework for analyzing your skill set than "junior" "intermediate" "expert". Shuhari isn't about the amount of your knowledge, it's about how you practice your skill and what is your current approach to learning.
And again - being on Shu level doesn't mean your bad / evil / stupid / incompetent / slow / dumb / etc.
Kata
This is not a new or difficult concept. Kata are the unit tests of your skills. The best way to learn is in small pieces. Sometimes all you need to do is write a few lines of code in REPL.
ADHD and others
This is not a medical advice, but keep in mind that you might prefer different learning style than others. Some people like to RTFM. Some want to dive in and try it on their own. You'll have to balance finding and using the style you prefer, but also remembering the limitations of each method. Watching youtube doesn't give you actual experience. Reading the manual doesn't help you remember everything. Trial and error programming won't alert you to potential pitfalls the code will have in edge cases.
The most effective method is, always was, and always will be having a mentor.
Remember to take breaks. Fresh air, clean water, healthy, varied diet, regular movement and exercise. With both diet and exercise, adopt an additive mindset - sure you might be eating a greasy frozen pizza, but if you add some spinach, rucola, tomatoes, peppers on top of it, you're eating _some_ vegetables. If you do only 1 push-up per day, it's infinitely more than 0 pushups.
If blaming or hating yourself for not doing enough would work, it would have worked by now.
Medication might help some. To get diagnosed with ADHD as an adult in Estonia, you must document that it's affecting your life, fulfill the diagnostic criteria, and fork out 250~350 euro for a cognitive assessment. Don't bother with state psychiatrists.
Some over the counter supplements that might or might not help: Vitamin D, Omega-3, Lecithin, Magnesium L-Threonate, Ginkgo Biloba. Caffeine stimulates your brain indiscriminately and might make it harder to concentrate, and also builds up tolerance.
Cynefin
See more at https://en.wikipedia.org/wiki/Cynefin_framework
Tumblr media
Cynefin (Welsh for 'habitat', pronounced like if you take the name Kevin and make it keh-nev-in... i think) is a framework usually used for crisis management and decision making. However, you can use it to aid your learning, to help make sense of situations like production incidents, or when refining tasks during planning meetings.
One use is to look at the 5 domains and figuring out which of them are you comfortable with, and where is your current task located. The names might not be what they seem at first though. They don't represent how long will a task take.
Let's start from bottom right and then move counter-clockwise.
(1) The bottom-right domain is called Clear or Obvious or Simple or Known - it's easy to think of it as tasks like CRUD, BO page with pagination. Generally something that can be easily unit tested.
However, even more complex tasks like placing an order - where there's a lot to keep in mind, many branched pathways, legal requirements, asynchronous calls, etc, something you’d cover with a bunch of integration tests - is still considered “clear” in this framework. If there are defined rules leading to defined results, it's "Clear".
(2) Top right corner is Complicated or Knowable - e.g. an incident in production - a bug that we haven’t found, or an unidentified performance issue. The approach for these is “Sense - analyze - respond” or maybe for tasks that are not burning, “have a meetings and discuss and split the tasks". If you're feeling overwhelmed by a task, it's maybe because it's in the Complicated domain, and you need to find a way to move it to the Clear domain.
(3) Complex domain - investigating an incident where you don’t know what’s wrong and what causes it (untestable, impossible to replicate). Most likely, this is a production incident when you don't even know what's going on. Instead of looking at a dashboard and seeing "oh this endpoint is slow", it's something like "something is slow sometimes but we don't know what caused it and what is a side effect". In this domain, you would probably add more logging, create new Grafana graphs, dive deep into Kibana logs, etc.
Definitely not a domain that should be a part of feature development, unless you're way out of your depth and completely misunderstood how a given technology works.
(4) Chaos domain is not a good place to be. The cause and effect are unclear, e.g. fighting off a hacking attack. It's never happened before, there are no best practices, no playbook, best action is any action. "Have you tried turning it off and on again" style approach, but it might work on some occasions - it's better than nothing. Generally you want to move out of this domain asap.
Example 1: Improving a performance by adding an SQL index can be Simple/Clear/Obvious, but adding redis caching with invalidation to endpoints can be Complicated, if you don't know until you try, and it can be Complex, if you have cache that isn't invalidated immediately, and the impact of having an outdated cache and inconsistent data might be difficult to understand.
If you mess it up and wrong data starts showing to wrong customers, you might feel like it's chaotic because it's stressful, but you're really in Simple or Complicated situation, because you either you know you messed up the caching rules, or you don't know exactly, but have a way to measure it and find out.
(5) Confusion in the middle of the illustration - when you don’t know which one you have, best to split the problem and try to assign parts into different 4 domains.
Remember that for any situation, the domains are individual - a non-programmer can see BO acting weird (Chaotic domain or Confusion), junior dev can see slowness without an obvious cause (Complicated domain) DBA can see a missing index (Simple).
Possibly the most important thing to remember is that you can keep moving the problem between the domains.
Example 2:
implementing an existing compression algorithm is Simple.
developing a new disassembly tool, DRM, or compression is Complicated (trial and error to work around more and more tricks)
developing an algorithm that does open heart surgeries is impossible Complex
Trying to crack a brand new cipher is Chaotic because you don't know what's the content, what's the cipher, what information is there in what format, how many layers of compression, encryption and encoding are there
Example 3:
developing an illegal, unlicensed Tetris™️ prototype is simple, and there are plenty of tutorials available
developing a PvP multiplayer game is Complicated, because you'll have to measure many different unpredictable situations, strategies, and combinations to balance it
developing an MMORPG like EVE Online is Complex because there's no easy, orderly way to have 5'000 players shoot lasers at each other for 12 hours.
developing any game is Chaotic if you're an overconfident noob
Example 4:
making a fake sportsbook website without any real money is Simple
making a real sportsbook website with real money and wallet and 3rd party odds is Simple, even if it will take months
managing odds is both Complicated and Complex
making good UI for both FO and BO is Complex
making a sportsbook website that performs well under a very high load with very fast resolving is Complex because there is never any realistic load testing tool
Example 5:
fixing a bug in logic in a feature that's otherwise behaving correctly and has clean code is usually Simple
fixing a bug in a horrible spaghetti code is Complicated
fixing a bug in an OS kernel on some specific hardware that exhibits undocumented behavior is Complex
trying to fix a software bug when you actually have physical memory corruption is Chaotic
Figuring out how to use Cynefin is up to you. If nothing else, remember to try to take a step back, have a fresh look at a task that's stumping you, and figuring out why isn't the task "Simple". Usually it's one of the three - either you're lacking some technical knowledge (read the manual; Complicated -> Simple), or you're not sure how exactly it is used in our company (ask questions; Complex -> Complicated -> Simple), or you're overwhelmed by a task that's otherwise in your capacity (split the task; Complicated -> Simple).

How Do I Choose Best expense management software for small business ?
Every small business has its inspiring challenges, but perhaps most challenging is the management of expenses. It means every rupee counts, and every penny that is withheld is between profit and loss. Tumblr media
Why Do You Need Expense Management Software ?
If your business is growing, so is the complexity related to your receipts, travel expenses, reimbursements, and even the company spending by the team. It's tedious to manually enclose this information into spreadsheets; in addition, the process is quite error-prone and delays occur.
That's where the best expense management software for small businesses comes in. It automates, keeps your finances sorted, and gives you a real-time view of where the money is going. Essential Features You Should Look For in Best Expense Management Software that Suits Small Businesses

The best software in this regard should also go further by automating all areas related to income and expenses, including the accounting tools involved, banks, and by supplementing with HR platforms. Applicants should take onboard, for example, automated expense capture as a recurrence and categorization.

Good detailed reports facilitate spending trend analysis. Customizable reports are a basic need, be it a small business expense report software for sharing with your accountant or receiving insights for budget optimization.
4. Travel and Absence Management
If the workforce is going to take trips on a company basis, invest in a good travel management system that would have a good module for absence management, hence making things simple from booking to reimbursement to leave approvals.
5. Performance and HR Integration
Household expenses management tools now provide those in-house HR management, performance management systems, and other HR-related utilities as extensions of usage. All the above has made it very convenient for both HR and finance.
Seeking the Best Digitalization Benefits
Changing from manual processes to the best software for tracking revenues and expenditures brings quite a few advantages:
for example, time savings in approvals and reimbursements, less paperwork and reduced administration, visibility into spending by the team and department; guarantee policy compliance and the elimination of fraud risks, and real-time improvements in budgeting.
Bringings along small business expense report software, and preparing clearwashed, very professional reports for investors, partners or accountants can be accomplished in just a few clicks.

Tumblr media
In today's fast-paced business environment, efficiency and productivity are paramount. One way businesses are achieving these goals is by leveraging Human Resource Management Systems (HRMS). These systems have evolved from simple employee databases to comprehensive tools that can revolutionize how businesses operate. In this blog, we'll explore seven ways an HRMS system can transform your business operations.
1. Streamlined Recruitment Process
Recruiting top talent is a critical function of any HR department. An HRMS system can significantly streamline the recruitment process by automating many of the tasks involved. From posting job ads to tracking applications and scheduling interviews, an HRMS can handle it all.
Automation of Administrative Tasks
HRMS systems can automate repetitive administrative tasks, freeing up HR professionals to focus on more strategic activities. For example, an HRMS can automatically screen resumes based on predefined criteria, schedule interviews, and send out automated emails to candidates.
Enhanced Candidate Experience
A streamlined recruitment process not only benefits HR but also improves the candidate experience. An HRMS system provides a seamless application process, timely communication, and easy access to information, enhancing the overall candidate experience.
Data-Driven Decision Making
HRMS systems provide detailed analytics and reporting capabilities that can help HR professionals make data-driven decisions. For example, an HRMS can track the source of the most successful hires, helping HR to focus their recruitment efforts on the most effective channels.
2. Improved Employee Onboarding
Employee onboarding is a crucial step in the employee lifecycle. A well-structured onboarding process can lead to higher employee satisfaction and retention rates. An HRMS system can revolutionize the onboarding process by automating and streamlining it.
Personalized Onboarding Plans
An HRMS system can create personalized onboarding plans for new hires, ensuring that they receive the training and resources they need to succeed in their roles. This can include automated workflows, task lists, and access to relevant documents and training materials.
Seamless Integration
An HRMS system can integrate with other systems used by the company, such as payroll and benefits administration, ensuring that new hires are set up in all necessary systems from day one. This reduces the administrative burden on HR and ensures a smooth onboarding process.
Ongoing Support
An HRMS system can provide ongoing support to new hires through self-service portals and access to training materials. This helps new employees quickly get up to speed and feel supported as they transition into their new roles.
3. Enhanced Employee Engagement
Employee engagement is a key driver of productivity and retention. An HRMS system can help improve employee engagement in several ways.
Performance Management
An HRMS system can provide tools for continuous performance management, including goal setting, performance reviews, and feedback. This helps employees stay aligned with company objectives and receive regular feedback on their performance.
Employee Recognition
An HRMS system can include employee recognition programs, allowing employees to recognize and reward their peers for their contributions. This can boost morale and create a positive work environment.
Employee Surveys
An HRMS system can facilitate regular employee surveys to gather feedback on various aspects of the workplace. This feedback can be used to identify areas for improvement and take action to address employee concerns.
4. Efficient Payroll and Benefits Administration
Payroll and benefits administration can be time-consuming and complex. An HRMS system can streamline these processes and ensure accuracy and compliance.
Automated Payroll Processing
An HRMS system can automate payroll processing, ensuring that employees are paid accurately and on time. This includes calculating wages, taxes, and deductions, and generating pay stubs.
Benefits Administration
An HRMS system can simplify benefits administration by providing a self-service portal where employees can enroll in and manage their benefits. This reduces the administrative burden on HR and ensures that employees have easy access to their benefits information.
Compliance
An HRMS system can help ensure compliance with various labor laws and regulations by automating compliance-related tasks and providing regular updates on changes in legislation. This reduces the risk of non-compliance and associated penalties.
5. Data Management and Analytics
Data is a valuable asset for any business. An HRMS system can help manage and analyze HR data to provide valuable insights.
Centralized Data Management
An HRMS system provides a centralized repository for all HR data, making it easy to access and manage. This includes employee records, payroll information, benefits data, and more.
Advanced Analytics
An HRMS system can provide advanced analytics capabilities, allowing HR professionals to analyze data and identify trends. For example, an HRMS can track employee turnover rates, identify the causes of turnover, and develop strategies to improve retention.
Data Security
An HRMS system ensures the security and confidentiality of HR data by implementing robust security measures. This includes data encryption, access controls, and regular security audits.
6. Regulatory Compliance
Compliance with labor laws and regulations is a critical aspect of HR management. An HRMS system can help ensure compliance and reduce the risk of non-compliance.
Automated Compliance Reporting
An HRMS system can automate compliance reporting, ensuring that all necessary reports are generated accurately and on time. This includes reports related to payroll, benefits, and employee records.
Regular Updates
An HRMS system provides regular updates on changes in labor laws and regulations, ensuring that HR professionals are always informed about the latest requirements. This helps to ensure that the company remains compliant with all relevant laws and regulations.
Audit Trails
An HRMS system provides audit trails for all HR activities, making it easy to track and verify compliance-related tasks. This can be especially useful during audits or investigations.
7. Scalability and Flexibility
As businesses grow and evolve, their HR needs change. An HRMS system can provide the scalability and flexibility needed to support this growth.
Scalable Solutions
An HRMS system can scale to accommodate the growing needs of a business. This includes adding new users, expanding functionality, and integrating with other systems.
Customizable Workflows
An HRMS system can provide customizable workflows to meet the unique needs of the business. This includes creating custom workflows for recruitment, onboarding, performance management, and more.
Adaptability
An HRMS system can adapt to changes in the business environment, such as changes in labor laws or shifts in business strategy. This ensures that the HRMS system remains relevant and effective over time.
Conclusion
Implementing an HRMS system can revolutionize your business operations by streamlining processes, improving efficiency, and providing valuable insights. From recruitment and onboarding to payroll and compliance, an HRMS system can transform how your business manages its human resources. By leveraging the power of an HRMS system, businesses can create a more productive, engaged, and compliant workforce, driving long-term success.

Maximizing Efficiency: A Guide to Workflow Routing and Notifications
efficiency is key to maintaining a competitive edge. The ability to streamline processes, improve communication, and ensure tasks are completed on time can make all the difference. This is where workflow routing and notifications come into play. By automating how tasks are routed through teams and ensuring the right people are notified at the right time, businesses can maximize their operational efficiency and reduce delays or errors. In this guide, we’ll dive into how workflow routing and notifications can help boost productivity and improve business processes.
Tumblr media
What is Workflow Routing?
Workflow routing refers to the process of directing tasks or items (such as documents, approval requests, or projects) through a predefined path to specific individuals or teams based on their roles or responsibilities. This automation ensures that tasks are handled in a systematic, timely manner and that nothing is overlooked or delayed.
The key to effective workflow routing lies in the ability to map out the most efficient path for each task, making sure that it progresses through the necessary steps without unnecessary detours. Whether it’s a sales approval process, employee onboarding, or content publishing, having a clear and automated routing system ensures that work flows seamlessly across the organization.
What Are Workflow Notifications?
Workflow notifications are alerts or messages that inform team members about important events or actions that require their attention. Notifications can be triggered by specific actions or milestones in a workflow, such as when a task is assigned to someone, when an approval is needed, or when a deadline is approaching.
These notifications can be delivered through various channels, including email, SMS, or in-app alerts. By keeping everyone in the loop and ensuring that no task or request falls through the cracks, notifications help maintain momentum in the workflow, reducing delays and increasing accountability.
Benefits of Workflow Routing and Notifications
Improved Task Management and Accountability Workflow routing ensures that tasks are sent to the right person at the right time, so nothing falls through the cracks. Whether it’s an approval process or a project that needs to be completed in stages, workflow routing ensures that each task is assigned and completed by the right person. This eliminates confusion and reduces the chances of tasks being ignored or missed, ultimately boosting accountability. For example, in an invoice approval workflow, once an invoice is submitted, the system automatically routes it to the relevant department for review and then to the finance team for final approval. Each step is handled by the appropriate person, reducing delays and ensuring the process moves forward without interruption.
Faster Decision Making and Approvals Workflow routing speeds up decision-making processes by ensuring that tasks or requests are routed to the right person without unnecessary delays. With an automated system, the decision-maker is notified immediately, eliminating the need for back-and-forth communication or waiting for manual approvals. For instance, if an employee needs approval for a new project, workflow routing can automatically send the request to the appropriate manager. Notifications alert the manager, and once they approve it, the system sends the approval to the next person in line. This speeds up decision-making and keeps projects moving forward without unnecessary delays.
Increased Transparency and Tracking With automated workflow routing, every step of the process is recorded and tracked. Team members can see where tasks are in the workflow, which helps identify any bottlenecks or delays in the process. This visibility makes it easier to spot areas for improvement and optimize processes over time. For example, in an employee onboarding process, you can track which tasks (e.g., document collection, equipment provision, or training) have been completed and which ones are still pending. This transparency ensures that nothing is forgotten, and HR can quickly identify if an onboarding process is taking longer than expected.
Reduced Human Error and Increased Accuracy Manual routing and notification processes are prone to errors, especially when dealing with complex workflows or large volumes of tasks. Workflow automation ensures that tasks are routed to the right individuals and that notifications are sent automatically based on predefined triggers. This eliminates human errors that could occur due to oversight, miscommunication, or missed deadlines. For example, if an approval is missed due to an email being buried in an inbox, workflow automation ensures that the approver is reminded at the right time. This reduces the risk of mistakes, delays, and potential issues down the line.
Better Resource Allocation and Optimization Workflow routing helps managers allocate resources more effectively by ensuring tasks are distributed to the appropriate people or departments. Instead of relying on manual assignments or random distribution, automated routing ensures that team members are only tasked with work that falls within their expertise or responsibility. This leads to better resource utilization and prevents overloading certain team members with tasks while others are underutilized. For instance, if you have a team of designers, workflow routing can ensure that design-related tasks are automatically assigned to the right person, while administrative tasks are routed to someone in a different role. This optimizes team capacity and helps balance workloads.
Streamlined Communication Workflow notifications help streamline communication within teams. Automated alerts ensure that everyone is aware of what needs to be done, when it needs to be done, and by whom. This reduces the need for excessive emails, meetings, or status updates, as everyone involved in the process is automatically notified of any updates or changes. For example, in a content creation process, when a writer finishes a draft, the system can notify the editor that the document is ready for review. Similarly, once the editor approves the content, the system can notify the next person responsible for publishing it. This minimizes the need for back-and-forth communication and keeps everyone on the same page.
Best Practices for Workflow Routing and Notifications
Map Out Your Workflow First Before setting up workflow routing, it’s essential to clearly map out your processes. Identify each step of the process, the people responsible for each task, and the order in which tasks need to be completed. This clarity will help ensure that tasks are routed correctly and that the workflow proceeds smoothly.
Set Up Custom Notifications Not all notifications are created equal. It’s important to set up customized notifications that are relevant and timely for each team member. For instance, managers may only need to be notified when a decision needs to be made, while employees may need notifications for task assignments and deadlines. Customizing the notifications ensures that they don’t become overwhelming or ignored.
Automate Reminders and Follow-Ups Workflow notifications should include automated reminders for pending tasks, approvals, or deadlines. This ensures that tasks are completed on time and that no important steps are overlooked. For example, if a task hasn’t been completed within a certain timeframe, the system can automatically send a reminder notification to the responsible person.
Monitor and Optimize Your Workflows Once you’ve set up workflow routing and notifications, regularly monitor the performance of your workflows. Look for any bottlenecks, delays, or inefficiencies in the process and make necessary adjustments to improve the flow. Over time, you’ll be able to fine-tune your workflows to ensure maximum efficiency.
Ensure Cross-Department Integration Many workflows require coordination across different departments. Ensure that your workflow routing and notifications are integrated with the systems used by other teams to prevent communication gaps and delays. For example, if HR is responsible for onboarding new employees, their workflow should integrate with the IT team for equipment setup and the finance team for payroll processing.
youtube
Conclusion
Workflow routing and notifications are powerful tools for maximizing efficiency in your business processes. By automating task assignments, approvals, and notifications, you can eliminate bottlenecks, reduce human error, and ensure tasks are completed on time. This not only improves operational efficiency but also enhances team collaboration, communication, and accountability. By following best practices and continuously optimizing your workflows, you can build a system that drives productivity, reduces delays, and accelerates your organization’s success.
