What’s Wrong with Employer Sponsored Health Insurance
The high proportion of people who get their health insurance through their jobs is one of the most distinctive features of the U.S. health care system. According to the Census Bureau, 56 percent of the population had employer-sponsored health insurance (ESHI) as of 2017. ESHI accounts for 83 percent of all of those with private insurance of any kind. People whose health insurance is tied to their jobs far outnumber the 38 percent of the population served by government insurance of all kinds.
What is more, most people on ESHI appear to be satisfied with the coverage they get. A survey by America’s Health Insurance Plans (AHIP), an insurance industry group, found that 71 percent of respondents were satisfied with their ESHI plans, compared with just 19 percent who were not satisfied. An independent survey by Gallup came up with similar results, finding 69 percent of people on employer-sponsored plans to be satisfied. A study by the Employee Benefit Research Institute found that 50 percent of workers were extremely or very satisfied with their own ESHI plans, with another 39 percent somewhat satisfied.
How should would-be reformers interpret these numbers? Clearly, one possible reaction is, “If it ain’t broke, don’t fix it.” The Affordable Care Act took that approach. Rather than trying to replace ESHI, it made it mandatory for employers with 50 or more workers.
Despite its popularity, though, serious health economists tell us that ESHI is “broke,” after all. No comprehensive reform can succeed unless it is phased out. This commentary examines three of ESHI’s biggest problems: job lock, which reduces labor mobility for ESHI beneficiaries; the fundamental inequity of the way the benefits of EHSI largely accrue to the highest -paid workers; and the increased fragmentation of health care finance inherent in a system administered by thousands of separate employers. We conclude with a plan for phasing out EHSI in a way that can fix these problems while minimizing the disruption for workers who are satisfied with their current coverage.
Job lock
The term job lock refers to the tendency of employer-sponsored health insurance to discourage people from changing jobs; from starting a business of their own; or from reducing their hours to care for family members or move gradually toward retirement. Job lock undermines labor market mobility, makes it harder to match workers to the most suitable jobs, and cuts labor productivity.
Anecdotal evidence of job lock abounds. Almost everyone seems to have a friend or relative who has taken a job that is otherwise unsuitable, or not left such a job, simply because it is the only way to get health coverage.
If you yourself do not know such a person,  I recommend a recent New York Times Op-Ed by former reporter Kurt Eichenwald. Eichenwald suffers from a severe form of epilepsy for which medication alone costs $50,000 a year. His op-ed vividly details 40 years of struggles to secure and keep health insurance: small employers who refused to hire him because he would send the company premium through the roof; frightening gaps in coverage when he had to appeal to his parents to cover costly ER visits; a humiliating incident in which he had to beg for an entry-level job far below his qualifications just to maintain coverage.
Eichenwald’s experience is by no means exceptional. In the AHIP survey cited above, 46 percent of respondents listed health benefits as an important factor in deciding to work for their current employer. That included 9 percent who said health coverage was the decisive factor in taking the job. An even greater number, 56 percent, reported that health insurance had an impact on their decision to stay in their current job.
There is a large academic literature on the extent of job lock, well summarized in a 2015 literature survey by Dean Baker, published by the AARP Public Policy Institute. Baker notes that there is wide agreement that people with ESHI are less likely to change jobs, become self-employed, retire early, or reduce hours of work. At the same time, there are many other factors that influence labor mobility. Still, Baker concludes that even when those complicating factors are accounted for, the preponderance of evidence shows that job lock is a reality.
Equity
A second criticism of EHSI is its inequity. Workers with high paid jobs get most of the benefits, while those with lower pay or part-time jobs get little help.
Differences in tax rates are one sources of that inequity. Consider how differences in tax rates would affect the value of a typical EHSI policy. According to data from the Kaiser Family Foundation (KFF), such a policy has a total cost of just under $20,000 as of 2018, of which employers pay about $14,000 on average. Suppose you are a head of household earning $60,000 a year, putting you in a 25 percent federal tax bracket. In that case, having your employer pay $14,000 of your insurance premium, rather than getting that much extra in cash and paying the premium yourself, saves you $3,500 in taxes. If you are a top executive in a 40 percent tax bracket, the tax deductibility of the insurance is worth $5,600.
However, according to the Tax Policy Center, some 44 percent of Americans will pay no income tax at all in 2018. Sixty percent of the nonpayers work. Even if they get EHSI, it gives them no tax benefit at all. They would be no worse off if health benefits were not deductible and if employers added the cost of their insurance to their cash pay instead.
A second factor adding to the inequity of EHSI is that low-wage workers, by and large, are not even offered the option of health benefits. The following chart, provided by the Social Security Administration, shows that only about a third of workers in the lowest fifth of the wage distribution are offered health benefits and that fewer than 20 percent accept those offers. In contrast, more than 80 percent of those in the top fifth of the wage distribution are offered health benefits and accept them.
Robert Kaestner and Darren Lubotsky, economists at the University of Illinois, Chicago, provide an estimate of the overall inequality of ESHI based on the combined effects of differences in tax rates and differences in offer and acceptance rates. As shown in the next chart, taken from their study, workers in the bottom fifth of the family income distribution get annual benefits of less than $500 from ESHI, while those in the top fifth get benefits averaging $4,500. What is more, the value of health benefits to well-paid workers grew substantially over the period shown in the chart, while the value for the lowest paid workers decreased slightly.
Fragmentation
A third problem to which ESHI contributes is fragmentation of health care finance. As a Policy Brief from Brandeis University put it,
The US health care delivery system is expensive, fragmented, highly decentralized, and poorly organized . . . made up of a fragmented network of public and private financing, health care delivery, and quality assurance structures. There is no single national entity or set of policies guiding the health care system. States divide their responsibilities among multiple agencies, and providers who practice in the same community and care for the same patients often work independently from one another. The US health system is the most expensive system in the world and yet health outcomes and quality are no better and often worse than in most developed nations.
Fragmentation is a problem for small employers, who have little bargaining power in purchasing group policies from insurers, but also for larger employers. Many larger employers try to save on health benefit costs by self-insuring. According to Collective Health, a company that advises employers on their ESHI programs, 79 percent of companies with 200 or more employees self-insured as of 2017, up from 60 percent in 1999.
The problem is, companies that self-insure don’t always do a good job of it. Ali Diab, CEO and founder of Collective Health, puts it this way in a post on the company’s blog:
Contrasted with other areas of concentrated employer spending, like payroll, or sales and marketing, the distinct absence of a modern, technology-driven approach to managing this effort [EHSI] stands out. To understand why employers depend on these complex arrangements, we need look no further than the antiquated, error-prone administration systems that power the “back office” of today’s healthcare industry.
Recently three corporate giants, Amazon, JPMorgan Chase and Berkshire Hathaway, have joined forces to form a combined health care enterprise to manage benefits for their hundreds of thousands of employees. The stock prices of traditional insurers fell when news of the consortium was announced, but many analysts are skeptical of how well it will work. Leemore Dafny, a professor at Harvard Business School, told reporters from the New York Times, “Just because you know an industry is underperforming and you have a lot of money doesn’t mean you have a successful strategy.” Dafny said she was excited to see such serious players take on the problems of EHSI, but noted there were numerous examples of outsiders trying, and failing, to succeed in the health care system.
When it comes down to hard bargaining, health care providers, including big insurers, hospitals, and drug companies, are less fragmented than employers. Furthermore, health care is what they know best. For employers, whose main expertise lies in manufacturing, customer service, finance or other areas, health care is only a sideline. Given the structure of the system, providers will always come out ahead, driving up costs for workers and their families, who are the ultimate health care consumers.
Making the transition
As we noted at the outset, EHSI, despite its problems, is popular among its beneficiaries. Almost sixty percent of workers get some form of employee health benefits, and half to three-quarters of workers who receive EHSI are satisfied with what they get. Would-be reformers should take heed. A great many people would rise up in protest against any attempt to phase out EHSI without putting something better in its place.
Still, popular or not, the transition away from EHSI is already underway. The following chart from a 2018 KFF Employer Benefits Survey shows that the percentage of firms offering health benefits has been declining for years, most rapidly for small firms.

The fact that EHSI is already on the decline makes it all the more urgent to find a replacement. The alternative that I favor is universal catastrophic coverage (UCC).
Under UCC, everyone would automatically be issued a policy similar to a conventional Medicare or Medicare Advantage policy, with no premium required, but with an income-based deductible. For families below a designated low-income threshold, for whom almost any medical expenses would be unaffordable, the deductible would be set at zero. For others, it would be set as a percentage of eligible income, that is, of the amount by which household income exceeds the low-income threshold. For everyone, regardless of income, deductibles would be waived on a package of basic primary and preventive services, such as prenatal care and childhood vaccinations.
For the sake of illustration, suppose the low-income threshold were set at the federal poverty level, currently about $25,000 for a family of four, and the deductible at 10 percent of eligible income. In that case, a four-member family with income of $25,000 or less would have first-dollar coverage with no deductible. A middle-class family with $75,000 of income would have a deductible of $5,000, comparable to the out-of-pocket costs of an ACA silver plan (but without the monthly premium). A wealthy family with an annual income of $1 million would have a deductible of $97,500, which they might decide to cover, in part, with some form of supplemental insurance. Now compare how various families would fare under such a UCC plan compared to an EHSI policy that required a premium of $5,500 (roughly the current average) and a deductible of $1,000 (more than half of all EHSI policies currently have deductibles of that much or more). Under EHSI, the family’s maximum annual health care spending would be $6,500. That is the same as the deductible that would apply to a family with $90,000 of income under our illustrative version of UCC.
About 70 percent of U.S. families have incomes of $90,000 or less. Based on the Social Security Administration chart shown above, about 75 percent of families with incomes of $90,000 or more have EHSI. It follows that about 22 percent of all families in our illustration would have a UCC deductible higher than their $6,500 average maximum health care expense under EHSI. However, not all such families would actually be worse off under UCC. Instead, since UCC has a higher deductible than EHSI, but no premium, a family would be worse off under UCC only if their actual annual health care expenditures were over $6,500.
Data on the distribution of personal health care spending suggests that well over half of all four-member families have annual personal health care spending of less than $6,500 each year. Accordingly, it appears that no more than about 10 percent of all families would actually have to spend more under UCC than under EHSI. Those would be families that are now covered by EHSI, that have incomes of $90,000 or more, and that have health care spending higher than the median.
But even if such families are only 10 percent of the population, we don’t want to leave them entirely in the lurch. They ought to be offered something to ease the transition from EHSI to UCC. My suggestion is that their employers should be allowed to continue some scaled-down form of tax-deductible health benefits if they want to do so – for the sake of discussion, let’s it EHSI-Lite. EHSI-Lite would be far less expensive than today’s version because it would only have to cover the personal health expenditures of employees up to the limit of their UCC deductibles.
I suggest also that EHSI-Lite should come with an opt-out clause for the employee. Suppose, for example, that your employer’s cost of EHSI-Lite coverage was $500 per year. Under the opt-out clause, you could waive EHSI-Lite coverage in exchange for a $500 cash bonus added to your annual salary – a bonus that, like today’s EHSI benefits, would continue to be tax deductible during a transition period.
Most workers with low and moderate salaries, if reasonably healthy, would probably take the opt out. Keeping Facility Grounds In Top Shape

Imagine a workplace that attracts top hires, increases employee productivity, reduces healthcare costs, and even saves money. Sound too good to be true? Perhaps not. But it may require looking beyond the building envelope to capitalize on the beneficial effects of the outdoors. “It has even been called the new ‘workplace frontier,’” says Megan Horn, principal with BrightView Design Group & Pre Development.
Benefits Of Outdoor Workspaces
In an initiative launched this past June, outdoor retailer L.L. Bean partnered with coworking provider, Industrious, and workplace strategy expert Leigh Stringer, author of The Healthy Workplace: How to Improve the Well-Being of Your Employee—and Boost Your Company’s Bottom Line, to better understand the benefits and barriers of the outdoor environment as it relates to work. 82% of indoor workers liked or loved the concept of an outdoor workspace.
Workers believe there are tangible benefits to working outside. The top five perceived benefits are: improved mood (74%); lowered stress level (71%); relaxation (69%); promotion of health and wellness (66%); and increased happiness (64%)
Respondents say they are most likely to do creative work (77%), brainstorms (73%), or one-on-one discussions (73%) outside. They are least likely to do computer-based work (41%) or conference calls (32%).
Steve Smith, President and CEO of L.L.Bean, said he hopes the initiative “will inspire employees to be creative in finding new ways to incorporate outdoor time in their day. We also hope that by demonstrating the benefits, employers will be supportive of this idea.”
Take the case of Pasadena, CA based Alexandria Real Estate Equities, Inc., which has won multiple awards for its “cluster model” of sustainable buildings and campuses. It cites its mission as “to create ecosystems that ignite and accelerate the world’s most innovative companies.” This means, among other things, providing amenities such as multi-use open green spaces and organic gardens (with accompanying cafes) for its life science tenant companies. At the Torrey Pines Science Park in San Diego, CA, employees can reportedly enjoy lunchtime bocce games, a barbeque patio, or sit in an Adirondack chair beside a garden. “It’s not just the building—it’s also a lifestyle,” Daniel Ryan, Alexandria’s San Diego regional marketing director and executive vice president told the La Jolla Light. “What’s unique about this is the ability to really accelerate discovery.”
Horn concurs. “Having outdoor amenities within and part of the workplace landscape provides opportunity for employees to be more active, and to engage with nature and their peers. This more casual and natural environment provides varied social opportunities that contribute to team building and finding opportunities for casual conversations and engagement—and potential innovations.”
Commercial Landscape Trends
For facility executives, the message is clear: inviting outdoor spaces can not only enhance corporate perception, but can facilitate meaningful work. And measures need not be extreme. Walking paths, shade canopies, comfortable seating, and attractive landscaping can all go a long way. In fact, the National Association of Landscape Professionals (NALP) reports 7% higher rental rates for commercial offices having high-quality landscapes. According to NALP, some of the current trends in commercial landscapes include:

Experiential landscape design. Walking and biking paths, outdoor eating areas, garden views, and even the aforementioned bocce or BBQ areas all allow interaction with nature and peers. “Having beautiful grounds makes a facility more inviting to work for, and some companies have developed walking paths and garden areas for employees to have lunch,” says Brian Schoenthaler, marketing coordinator for Grasshopper. “Grounds are typically not high on the order of facilities. However, besides the buildings, they reflect on the company’s image… Landscaping design of new facilities is becoming a higher priority than previous years.”
Climate-cognizant landscaping. Design elements like hardier hardscape materials, retractable awnings, and outdoor heaters allow for extreme or unpredictable weather patterns. Horn comments, “Our best recommendation is to understand the natural processes that impact sites, to work with nature instead of against it, and leveraging the landscape’s inherent ability to respond and repair.”
Water management and conservation. Native plant use (accustomed to the climate and less water dependent); xeriscaping (designing with low-water use plants); and smarter irrigation technology can aid in more sustainable landscapes—and great cost savings. At Oracle’s Redwood City and Santa Clara, CA facilities, a savings of $573,000 was realized by converting 50 conventional controllers to smart controllers over a three-month period. The project saved 91 million gallons of potable water in one year, reducing consumption by 29%.
“We take the plant type, sprinkler type, slope, and soil type and combine them into a formula to determine the water needs for each zone,” says Brandon DeYoung, vice president general manager at BrightView, which conducted the conversion at Oracle and maintains the grounds. “The controllers also alert us of any issues from the last water cycle.” In addition to using HydroPoint WeatherTRAK controllers, BrightView planted native plants and changed to drip irrigation with high-efficient matched precipitation rate nozzles. With awards from the Silicon Valley Water Conservation Awards Coalition, Oracle has decided to install smart irrigation products at all its California locations.
Enhanced Equipment
The many forms of new technology are indeed making their mark on landscaping equipment, perhaps most notably in the area of ergonomics. According to NALP, the latest tools on the market “consider ease of use and storage while incorporating more eco-friendly innovations. Many lawn mowers, leaf blowers and similar equipment feature low or no emissions, are battery-powered, and are quieter.”
Ergonomics. Landscape equipment manufacturers agree. “Consider the cost of finding, training and replacing [service] employees,” says Schoenthaler. “Grasshopper spends a tremendous about of time in testing and designing products that are durable and ergonomic for the operator.” He continues, “Grasshopper mowers are built with the operator in mind. Seats and footrests are iso-mounted to eliminate vibration to the operator. Hydra-smooth, swing-away steering levers are dampened to provide that comfortable Grasshopper feel and they return to neutral when let go. The result is a smoother ride that leaves the employee less fatigued at the end of the day and helps retain employees.”
Pierre Pereira, director of sales, N.A. for Billy Goat Industries Inc. also sees more ergonomics built into their products. “It used to be a chore product, but the last few years, it’s all about making the job easier.” He mentions how heavy, boxy and noisy backpack blowers with steel housings are now being replaced by lighter, rounder, quieter ones of composite materials.
Productivity. Evolving product design is also making tasks less time consuming. “Mechanical transmissions couldn’t match the actual ground speed to the work,” says Pereira. “Now hydro drive transmissions make that easier.” Mentioning Billy Goat’s new self-propelled PLUGR 25” Hydro-Drive Aerator, he says moving from drum style to reciprocating technology also offers advances in production speed. It’s also easier to maneuver with smoother turning without lifting.
Grasshopper uses the time savings of its zero turn maneuverability and applies it to snow removal, leaf collection, clearing sidewalks, edging, and more. With the company’s FrontMount Power Units, operators remove the front-mounted cutting deck and replace it with commercial-grade implements that cost less than walk-behind or backpack implements. Tasks can also be finished in less time, with less labor.
Connectivity. “Professionals are also integrating more technology—mobile apps, 3D modeling, and drones—into landscape planning,” asserts NALP.
At Billy Goat, a major enhancement has been its “text to video” informational program, available across its entire rental product line. Visual guidance from basic use to changing a belt can be accessed with a text. “It’s a game changer for facilities executives and their personnel,” comments Pereira. He expects telemetrics and “connectivity to your machine” will be an even greater focus moving forward. “Imagine thinking, ‘Did he cut the back quad?’ then checking your computer or mobile device and seeing it was cut at 2pm on Wednesday,” he says.
Pereira recalls a presentation from Adam Lawver, director of campus services at Michigan State University, on developing an evidence-based Landscape Management Plan model that is revolutionizing how the university’s Landscape Services group manages and funds the maintenance of the 2,100-acre developed campus. It involved intelligently mapping the entire campus down to the last sprinkler and equipping personnel with over 1,100 mobile devices, says Pereira. “All the jobs and details are there on your device. From a facility point of view, think of how valuable that is.”
Lawver writes, “A landscape management plan with focused metrics is critical to maintain a safe and aesthetically pleasing physical environment. We decided to go one step further and align the campus master plan and the landscape management plan—the long-term theoretical vision and the day-to-day operational reality—with realistic metrics that allow us to strategically manage with limited resources.” Pereira says the project started with one section to justify the numbers. “It’s amazing. The huge efficiency gains make it pay for itself.”
“Anything that can help you understand, track, manage and analyze your site certainly is valuable,” says Horn. “Long-term data collection will deepen your understanding of the site, and be highly informative for maintenance planning and evaluation. I suspect it would also assist in management and overall facility planning.”
As a final thought, Horn says, “If we look to our university and college campuses you’ll see a very high value placed on the outdoor environment. There’s a direct correlation to successful student recruitment and enrollment. Applying this same sort of attitude—that the exterior environment is the new ‘workforce frontier’ is different than the neat, clean, and somewhat non-descript landscapes of corporate America. While change is slow, we are seeing significant new design and retrofit projects that represent rethinking outdoor environments and making them more social, more dynamic, and more sustainable.”

The LG G7 ThinQ’s MLCD+ display technology explained OLED vs LCD is a seemingly never-ending debate among smartphone enthusiasts, but the LG G7 ThinQ has just come along to derail the whole topic with its new MLCD+ display technology. The company seems to have already ditched LG Display’s revitalized POLED panels for something else it’s been quietly cooking up at its R&D labs. We managed to nab an early look at the company’s MLCD+ technology during a tour of LG Display in South Korea last year. The technology has already appeared in large TV sized panels and a few older mobile products, but this is the first time LG has used it in a smartphone form factor, and we saw a few handsets sized demo units inside LG Display’s Paju showroom last year. A poor display means a poor user … Acromyn aficionados will have no doubt spotted that MLCD+ is still based on existing LCD technology. In addition to the red, green, and blue pixel colors in traditional LCD, MLCD+ includes a fourth white pixel, included basically just to boost peak brightness. The LG G7 boasts up to 1,000 nits of retina-searing output, making it one of the brightest smartphone panels around. That’s a potential boon for HDR playback too, which requires a higher contrast ratio. The white pixel outputs the panel’s backlight with only a liquid crystal light-polarizing layer on top to adjust brightness — there’s no color filter. LCD color filters are inherently inefficient and block some light output, wasting power and dimming the peak brightness. To produce a white output on an LCD panel means filtering white light through 3 color filters, each blocking two-thirds of the spectrum, and then recombining the output. It’s hugely wasteful. With a dedicated white pixel, MLCD+ can turn the backlight panel down and still produce more visible white light than a traditional RGB LCD panel, which saves on power. You can also turn the backlight up to boost the peak brightness to new heights. It’s complicated The graphic above demonstrates where LG Display includes this additional white pixel — it’s included as a fourth element in a traditional RGB pixel stripe. Each full color pixel in a MLCD+ panel consists of RGBW sub-pixels, rather than just RGB. This has implications for subpixel density for a specified panel resolution. The subpixel sizes could be made smaller to increase the total number, but that partially defeats the point of trying to improve peak brightness as smaller pixels are dimmer. Alternatively, the subpixel could be kept the same size, but with less red, green, and blue pixels in the display. In theory that would lead to a lower resolution. We don’t know what LG Display actually did for the G7’s panel yet, so we don’t want to imply any resolution fudging. Secondly, it’s not actually sub-pixel count that defines resolution — you need only look at Samsung’s AMOLED PenTile sub-pixel layout to see that’s not the case. Instead, the International Committee for Display Metrology’s (ICDM) display measurement standard says to include contrast modulation as the defining factor. In other words, how well a panel can resolve fine detail, high-contrast content. So as long as the LG G7’s 3,120 x 1,440 MLCD+ panel is sharp enough to resolve that resolution with a contrast modulation above 95 percent, it’s essentially a match for anything else touting a similar resolution. RGBW sub-pixel designs meet the criteria for displaying 4K content, so the G7’s panel shouldn’t have a problem. Remember, at this high of a pixel density, we’re well past the point of discerning individual pixels with the naked eye, making this technology a great fit for smartphones. Reducing power consumption While LG is busy marketing the high brightness of the G7’s new display, the real benefit of the new MLCD+ panel is battery consumption. That’s tougher to sell to consumers with meaningful numbers, but those concerned about the combination of a high-resolution display and so-so sized 3,000mAh battery needn’t fret. As we mentioned before, using white pixels results in a brighter display or the ability to achieve the same brightness as a traditional panel at a lower power cost. LG Display engineers told us power consumption is lower than OLED displays too, which might have been part of the decision to pick this tech over the POLED panel the company used in the V30. Colors need to be carefully managed due to the extra white pixel, especially as the panel brightness changes. Fortunately, we haven’t noted any obvious issues with the LG G7’s display during our time with it so far. The small demonstration we saw in Paju showcased regular LCD and MLCD+ panels side by side at the same brightness. The MLCD+ panel consumed about half the LCD panel’s power. This demo was mostly on a white background, where the power benefits of MLCD+ are most pronounced, so other more colorful scenarios won’t see quite the same savings. LG Display’s MLCD+ targets a 33 percent typical energy efficiency improvement over regular LCD displays. The display consumes more power than any other smartphone component and web browsing is one of the most common tasks, so this could add up to some notable battery life improvements for the G7. 4 Mistakes I Learned About Marketing and Data While Working at a Fortune 50 Company
For the past nearly 3 years, I’ve been in charge of Audience Development for one of the largest media companies in the US.
I learned a LOT during that time. Even more important, I learned a lot about what NOT to do.
Not all of these things were personal ‘mistakes’ per se. Some were top down decisions that were influenced by lack of foresight, knowledge or budget. Others were due to an industry that is undergoing rapid change.
As John Powell said, “The only real mistake is the one from which we learn nothing.”
To that end, here are the top 4 mistakes I learned during my tenure. I hope sharing these and their learnings will spark some good discussion – either internally or in the comments below.
1. Not Investing in Building User Data
This one definitely took me by surprise.
When I arrived, I had big plans to leverage CRM data to build remarketing pools, lookalike audiences, email campaigns, etc.
But there was no CRM database.
One thing not often considered about media companies is the fact the consumer data is controlled by the cable provider. The cable company collects the payment and therefore have all the associated consumer data:
Name
Address
Phone
Email
Credit Card Info
Purchase history
Login Username/Password
Etc.
In it’s simplest form, the media company simply provides the content the cable provider sells to the consumer. For the longest period of time, the value of collecting this data had been overlooked.
Plan of Action:
To access ‘free’ content within an app from the likes of NBC, CBS, Fox and others, you must go through an authentication process. This is done using the same credentials you would login to pay your cable bill.
In one of these apps, you’ve likely come across a login page that looks like this:
This poses two challenges:
Many consumers don’t know or remember this login. As a result, a lot of potential video consumption is lost.
As mentioned above, this is an interstitial page that drives to the cable provider as they own the username and password information.
In collaboration with the product team, a strategy was developed to implement a ‘free trial’ in exchange for the user’s email address. This would allow the user to forego the authentication requirement.
This was the minimal piece of information required for us to begin building a CRM and the beginning of a customer match marketing program across Google, Facebook and Twitter.
It also provided us with the initial piece of consumer data that we could subsequently build on with supplemental offers in exchange for profile completion.
The overarching lesson here is – invest in CRM. Even if you have to start with just a database of email addresses. Start somewhere.
2. Not Understanding the Nuances of Mobile Tracking
As you might imagine, much of our marketing strategy and budget focused on the mobile space. Interestingly enough, this is also a space where ad-blockers are not working.
That said, with mobile advertising comes tracking nuances that I was initially unaware of.
When I joined the team, we were full-steam into launching the first ever marketing campaign. In our haste to launch, we did not take the time to fully understand the impact of not solidifying our mobile tracking solution.
Our primary mobile advertising consisted of:
Desktop & Mobile Banner and Social Ads:
The standard process for attribution is based on the use of cookies.
When a user visits a website via their desktop or mobile device, your banner displays and a cookie is dropped on the visitor’s computers  – regardless of whether or not they click through to your website.
Depending on the ad-server being used, this cookie can remain active for up to 2 years.
Eventually, if the user performs the desired action, that same cookie fires sending the proper attribution for your campaign. All is well in the world.
Apple’s Safari browser blocks 3rd party cookies by default which makes this ‘standard’ tracking more complicated. Among other things, this means your app cannot read the cookie data stored by Mobile Safari.
This presents a challenge to advertisers as Safari’s market share is around 33% globally.
In-App Advertising (sending users to our brand websites):
I’m sure you’ve noticed when you open a link in an app, it doesn’t open a new browser window. Rather, it opens an “in-app browser”.
This makes perfect sense for UX as it allows you to quickly return to the app.
The issue lies in the cookie drop on your phone. This naturally occurs with the click, however, it only drops a cookie for the in-app browser session. Unless the conversion happens immediately within that session, the attribution is lost.
In-App Advertising (sending users to our apps):
Quite simply, cookies are not used ‘in-app’. This left us with zero attribution or cross-device tracking.
The lack of attention to these details was quickly evident. At the end of the campaign, we were left pointing to engagement metrics like impressions, CTR and social shares as a measure of success.
Not at all what a consumer acquisition campaign should be reporting.
Plan of Action:
The quickest change to a leaky attribution bucket that we could make was to tackle the Safari issue. We simply updated our social and display targeting to remove Safari browsers.
While Google struggles with mobile and socially-driven demographic/interest targeting, Facebook provides the ability to target (or exclude) users by Web browser.
While not foolproof, for the likes of Twitter and Google, we targeted only older operating systems in an effort to capture users who were still using legacy browsers.
Considering our audience was US based, we estimated that we would only be missing out on approximately 15-18% of the overall market.
The other two challenges were a bit more complicated and required a mobile attribution solution that established the match between the user’s advertising ID and the publisher.
While there are many companies available for this, after evaluation, we landed on Kochava as our solution provider.

3. Focusing on Sexy vs. Efficient
The programmatic display and mobile space is filled with shiny new tools, ad placements, and even ad units.
Combine that with the traditional types of advertising done by media companies (think big billboards, bus sides, etc) and these quickly become distractions from tactics that are proven to work.
I think it’s fair to say we spread our tactics far too wide in the early years in hopes of capitalizing on that sexy new ad-unit or the hot new ad targeting. This was, unfortunately, at the expense of tried and true tactics like traditional paid search.
A smarter approach would have been to test into these tactics rather than build a comprehensive media plan that included them.
Plan of Action:
I’m a huge fan of Steve Jobs. And Apple in general. One of my favorite quotes from him is:
“Deciding what not to do is as important as deciding what to do.”
With more data and proper attribution in place, we were more empowered to direct the media plans across the brands.
We focused on tried and true channels that significantly outperformed the “shiny objects” that had resulted in wasted spend and higher costs for creative development.
This paid off in a big way:
Total impressions declined significantly, however, clicks increased just as dramatically
Average click costs also declined
Cost per app install decreased nearly 200%
Cost per video start decreased 230%
Sometimes the ‘simple’ things just work better.
Ultimately, after seeing the data, I took away a few lessons that can be applied to almost any campaign:
Programmatic display isn’t the end all, be all. It’s an industry buzzword. I could even say ‘buzztactic’. It’s rife with click fraud and vendors with non-transparent ‘private networks’. It’s susceptible to ad blockers and comes with many privacy issues.
Don’t get me wrong. It can work.
But, test into programmatic options ONLY after you’ve exhausted the below tactics.
Focus on channels where a consumer is actively searching for you. They’re already self-qualified based on their actions. The most applicable here is paid search across Bing or Google.
Remarket your way to lower cost per acquisitions. You’ve already paid the premium CPC or CPM to get that user to your website. Typically, remarketing campaigns come with much lower costs. Why not re-engage a warm lead for less?

#Hashtags are inherently social, but leave them out of social ad copy. Through our trimming of tactics, we also trimmed areas where consumers might be tempted to leave the topic at hand.
In this case, we removed any hashtag mentions in our ad copy so consumers would focus instead on the ‘install’. Our conversion rates improved as a result.
When pushing mobile installs, leverage a device in your creative. When you think about it, of course. It makes sense. But we proved it out via testing. Showing consumers an image of their device in the creative they’re being served improved conversion rates.
4. Not Leveraging an Always on Strategy
Consumers, myself included, are always on. Always plugged in. It’s a bad, addicting habit.
But, that also means running a campaign for a TV show only when that show is in-season leaves opportunity on the table.
There are a few challenges with being able to do this:
First, media companies are selling off the rights to their shows to the likes of Netflix and Hulu. In some cases, the ability to create a show is solely dependent on the revenue coming from these transactions.
This means an always on strategy will never be an option once the rights are sold.
Second, when we first launched our campaigns, we were spending large portions of our budget on fancy creative and higher cost CPMs trying to capture the next big thing.
This left us without budget pacing that would allow for an always on strategy.
Plan of Action:
We tackled the second issue as part of our streamlining of tactics. This enabled our budgets to stretch farther and for longer periods of time both pre-premier and post-finale.
The matter of rights was more complicated and is probably worth a completely separate post. That said, as a test, we decided to focus on a core set of shows where the rights had been retained for several years.
The hope was, if we could show a series with multiple seasons resulted in larger average views per user, we could start to build a case for investing in the rights for the more popular shows.
It worked.
We found not only were the average views per user up, but these campaigns were far outperforming pilot shows and series with limited rights.
This resulted in overall efficiencies for the campaign.
Wrapping Up
There’s no question the digital space can provide lots of opportunity for growth and learning. I have certainly learned a ton.
