Pivotal Role of KRA/KPI in Appraisal System

Performance strategy should be evaluated not only to improve employee performance but also to determine whether the work aligns with the company goals while allowing the employees to grow and produce better results. However, 77% of HR believes that performance reviews aren’t an accurate representation of employee performance. So, where is it going wrong?

Performance management helps managers to evaluate employees’ overall contribution to the organization and monitor productivity. It is a continuous process of reviewing employee performance. Studies have shown that more frequent feedback improves employee learning and task performance but incessant feedback can decrease performance due to employees being overwhelmed.

There is confusion between the terms KRA (Key Responsibility Areas) and KPI (Key Performance Indicators), for most people. The terms are used interchangeably in some cases, which is not valid. While the terms themselves are related, both have a distinct definition.

What is the difference between KRA and KPI?

KRAs or Key Performance areas refer to the general area of output within the organization, for which an individual employee or a group of employees are responsible. They are a list of goals that guide an employee to do their job and remain aligned with the company objectives. KRAs help define the scope of a department and they are essential for an organization to be successful.

KPIs are an indicator set in place to measure KRAs and they can be estimated using metrics. Adopting industry-standard KPI may not be effective for your business. KPI is said to be a form of communication and hence clear, and relevant information is more likely to be understood and utilized properly. To construct KPIs, your team should reflect upon organizational objectives and put together a plan of action to achieve them. The process is repetitive and aided by feedback from analysts, department heads, and managers.

KRA must be specific, understandable, and quantifiable. Instead of making exaggerated goals sound meaningful, you need to focus and figure out what the goals look like and how to measure them. KRAs should be S.M.A.R.T. (Specific Measurable Achievable Realistic Timely) and should define the job profile. They need to fit the position and must be well documented. KRAs could vary from organization to organization and as per the work profile but they should give a general description of the work expected and also outline the key areas where the employee is expected to deliver.

The steps suggested for setting up KRAs/KPIs are:-

Go through the job description of the employee. If not updated, then contact the employee/manager.

Try and find out exactly what the employee is supposed to achieve.

Make a list of functions and responsibilities which are essential to the employee’s job.

Categorize these functions into quantifiable and non-quantifiable.

The quantifiable ones are to be converted to Goals or KRAs.

List all critical functions.

Write a concise definition of each Goal (KRA).

If following the BCA (Balanced Score Card), categorize each goal into Financial, Learning and Growth, Internal Business Process, and Customer.

Describe each KRA. Mention a measurable target and an achievable time frame.

What are the characteristics of Effective Performance Appraisal?

The effective appraisal system criteria are as follows: –

Bias-free system: The evaluation must be fair and non-discriminatory.

Relevance: The measure of behavior should not be influenced by personal traits but by the level of success.

Acknowledgment: The methods and the criteria of appraisal should be developed by collaboration.

Reliability: It must be dependable and consistent. The results of multiple evaluators should produce similar results hence it must be reliant on science.

Sensitivity: The method must not be based on an average for comparison. Since the average is a relative comparison and not indicative of effectiveness, the method should be able to distinguish between a good and an ineffective employee.

Understandable: It must be practical and transparent and should not cause any uncertainty.

How can Performance Management Software help monitor KPIs and KRAs?

Documentation: Performance management software keeps track of KPI and KRA at all times and documents them. This way employers can compare performances and employees and gauge their performance to manage their work accordingly.

Metrics: You can apply your metrics to evaluate data according to your specifications. Measuring data with custom ratings ensures that the review is free of any bias.

Notifications: The software can send reminders or notifications automatically to conduct reviews following the timeline and company policy for review cycles.

Variance: The software can analyze to figure out if an employee’s performance has deviated from standard or if the KPIs and KRAs need any re-evaluation or adjustments.

Reports: Generation of KRA-KPI allows a comprehensive view of performance to examine and observe any gaps and take the subsequent required action.

Conclusion:

KPI and KRA are determining factors of the performance management system and the appraisal system. 70% of employees felt valued and 68% reported receiving more valuable feedback with more consistent performance management statistics. Travel down the memory lane #1

22nd April 1998, The cricketing circle witnessed one of the greatest knocks, also known as the famous sandstorm innings by the then India’s best batsmen, Sachin Ramesh Tendulkar. It was a tri series and India had to score 285 runs to win the match or atleast 254 runs in 50 overs to qualify for the finals.

And they had to score it against the mighty Australians bowling unit that consisted of Fleming, Kasprowicz and Shane Warne. It was a time when there were no free hits or power play restrictions and scoring above 250 was considered to be above par in any sort of conditions. And on top of it, the Indian middle order never existed with the likes of Ajay jadeja past his prime, Kanitkar and VVS laxman who were not the best of ODI players India had and even Sourav was having a bad tour and was relatively new.

Sachin and Sourav opened the Indian innings. The 5th ball of the sixth over, the master stepped out to Kasprowicz as if he was a spinner and slogged for a six over midwicket. But Sachin clearly stated more was to come as he smashed the very next ball to another towering six. The crowd erupted, so did the commentators.

Souvrav fell for a slowly paced 17 of 32 while Nayan Mongia promoted to up the ante would succumb to a 35 ball 46 which was a quite a cameo in those days. Wickets continued to tumble at the other end with the Indian captain Azharuddin and Ajay Jadeja falling cheaply, therby making all of India stare at a huge defeat and a possible New Zealand vs Australia Finals.

At the end of 30 overs India were 138/4 needing 116 to qualify for the finals in 20 overs. Winning was now out of the question. VVS Laxman joined Sachin to the crease. India’s chances were going to dip further as the next over would bring in a sandstorm and the match would be halted for 23 minutes. The revised target would be 237 in 46 overs to qualify which meant 103 in 15 overs, the run rate was now more than 6 for India even to qualify.

Tendulkar looked more aggressive after the break smashing Warne and Kasprowicz for boundaries in back to back overs. India still needed 72 from 66 to qualify. A couple of boundaries from VVS laxman and some mishits from Sachin reaching the boundaries meant India was starting to do well with 42 needed of 42 to qualify. Tendulkar in the process bought his century from 110 balls. Steve Waugh was starting to look a bit worried with this onslaught.

Sachin started to cut loose in the very next over by hitting a soaring six over the bowler’s head. What a shot that was!!! A drop catch rolled over the fence in the very next ball. Suddenly India needed only 14 of 28 to qualify J and 48 of 24 to win the match. Sachin smashed back to back sixes right over the bowler’s head again. Tony Grieg, the commentator was screaming

“It’s way over the top. Sachin Tendulkar wants to win this match. He is a champion and he needs a challenge. The way he is going I don’t think a win is out of the equation here”.

India qualified to the finals with 20 balls remaining solely because of Sachin. However, Tendulkar did not stop there as he went for the victory. He got out when he was on 143 of 131 balls with India requiring 32 of 18 balls. The whole stadium erupted with a standing ovation and the Australians came forward to congratulate on what was the most magnificent innings at that time. The next highest scorer was Mongia with 35.

After Tendulkar was out, India managed to score only 4 runs in 18 balls. Such was the impact of Sachin in the Indian team of 1998. He did not have a Yuvraj or a Dhoni to rely on to finish the match.

He did not finish there. India went on to win the finals of the Coca Cola cup where the master made another brilliant 134 thereby making the Australians look like they were playing against the immortal. Shane Warne admitted that he had nightmares of Sachin plundering his bowling after the match.

Everyone has their peak time and 1998 was a year to remember if you are a fan of Sachin. He was at his peak and though his records might be broken in the near future by Kholi, he never had to as much pressure as Sachin did because he has some strong openers with Rohit and Dhawan and to most part he had good middle order players like Raina, Yuvi and Dhoni revolving around him.
