This was originally posted in my huge post-mortem on the .dungeon//remastered kickstarter and its success. I’m separating it from that and making it its own thing. I’ll be elaborating some of the smaller points and expanding definitions. Things like that. 
Firstly, I will say that if you are trying to be a writer for a company or get hired by someone else? These might not help you. Those companies are looking for you to write like them, which depends upon the project and countless variables I can’t quantify. It’s also an entire skill of its own. Freelance or ghost writing can often be about how well you understand different voices, different systems, and things of that nature. I’m honestly not *the best* at that kind of thing. These tips are specifically to help with the writer’s broader craft; specifically, the craft of TTRPG writing which I have found myself a professional in.
Don’t be boring. If you’re bored, skip it. Delete it. Forget about it. 
I picked this up from a screenwriting book way back before I decided to go back to college and while I was deep in the weeds of writing scripts for the movies I had in my head. The original tip-giver said to write “don’t be boring” on a post-it note and slap it on your monitor. I did that for a very long time until the post-it lost its stickiness and fell off in a move. 
This is important to TTRPGs because you don’t have to write everything. Even if you think a game needs a thing, if you aren’t excited about it, skip it. Chances are that what you’re excited about will be what you want others to be excited about as well.
2. Have a routine.
I fail at this quite often. Life changes shift my routine and knock it out of whack. But I do know that when I was in college? I had a routine and my writing output was ridiculous. And when I work on a project I tend to settle into a routine that involves waking up, exercise of some kind (usually a walk), shower, ride bike or walk to Library or coffee shop, write as much as I can, and come home to decompress/work on layout. 
Each project has had its own routine essentially and it’s important to let those routines form. I think fluidity is important even within the rigidity of the idea of Routine. Each project will have its own life and its own functions within your life. Let yourself discover new ways and new paths to reach the end goal. 
3. When writing fiction, aim for 2k words daily.
This is Stephen King’s thing. I used to do this and whenever I am writing *fiction* I still have it as my goal. But it is unattainable a lot of the time. Especially with games writing, where even just 10 words can be the focus of an entire day of work. Don’t beat yourself up over this. 
4. Write in paragraphs. Each should be an idea, preferably separated by headers. Otherwise you’re probably saying too much.
Sometimes I write in bullet points, but that’s an outline at best. A paragraph is one of the best tools you have as a writer. But it also allows you to set limits on your ideas so you’re not writing walls of text to describe your magic system or anything else. It helps you figure out your more complex systems and point out the individual ideas that make it up. If you’re writing several paragraphs about one thing? It’s probably several things that you’re trying to wedge into one.
5. Instead of writing a random generator for something, just write the good version of that thing.
6. Make a map. Put your ideas on the map. No more lists or procedural generation.
Personal pet peeve of mine. I’m not huge on random generators. I will always say that, instead of writing 100 random ideas for islands, just write one good island. And if you’ve got more in you after that? Perfect. My goal with Game Writing is to present something that’s worth paying for and worth exploring. Whether it’s a rule book or otherwise. I try to avoid random tables as often as I can.
7. Theme comes later. First, the writing.
This may be contentious. I view the act of writing as an act of discovery. I greatly enjoy Automatic Writing. I tend to follow a very train-of-thought style of writing. It feels similar to a valve that I turn on to clear out and let clean water flow. If I get caught up in the Big Picture, I’ll never get the faucet running. Get everything out of yourself before you begin self-editing. Let it all be laid out so you can look at it and then discover what It is.
8. When writing rules, remember “if…then.”
If a player chooses this option, then this happens. If a player rolls low, then this happens. And so on. This is helpful when simply stating a rule. You don’t want to get burdened by word choice. You want it to be clear and easily understood. If-then statements are easy to understand. 
9. Get a good editor and listen to them.
A good editor will tell you you’re wrong. A good editor will ask you to rewrite things because they don’t make sense. A good editor is critical but not malicious. This relationship is mutual and about respect for the work. It’s not about egos or hype. It’s simply about making the best book you can. Also, if you can’t defend a choice you’ve made, then listen to your editor when they tell you to cut it.
10. A great game is made of “catch-all” or “default” rules. Such as, “when in doubt, roll d20. Higher numbers are better.” They’re easily grasped and fill the gaps that all TTRPG texts have.
Yeah. I think all of the games people hold up as “great” have these. PbtA is built entirely on one catch-all rule that has changed the landscape of indie design since it was put on the page. It makes things easier for folks at the table when things are moving away from the text.
11. Your goal is to write one thing that’s True. This is the Work.
This is my goal when writing and sometimes it doesn’t happen. Sometimes I write thousands of words and they’re all useless. And it will always be useless until I find that One True Thing. Sometimes an entire book is just for that One Thing.
12. Refill the tank. Life is important and creates art.
This is what a screenwriting teacher said to me. “Refill the tank.” You have to participate in life to be able to write. That doesn’t mean you have to be extroverted and shit like that. It means that you gotta do things that recharge you. You gotta have experiences. You have to live your life. Have a life. 
13. The writer’s job is asking “what if?”
Stephen King might have said this too? I don’t remember. But yeah, I spend a lot of time asking “what if–” and seeing which weird scenarios spark my interest enough to write. For games or for fiction.
14. Read. A lot.
I count audiobooks. But, yeah. You gotta read stuff. Other games, novels, short stories, blogs, comics even. Take in art. It’s actually your number one job as a human. Enjoy art.
15. Go for a walk without music or a book-on-tape or a podcast. Walk and talk to yourself. Ask yourself questions about what you’re working on. Talk to yourself. Be in conversation with yourself. You are complicated and deserve attention.
I mean it :I They say the best ideas come to you in the shower. Well, that’s also true for any quiet, introspective time.
16. Have peers. Not just collaborators or colleagues, people whose work you respect. They should make you want to be better.
I get jealous of other people’s work and that’s how I know. When I’m like, “FUCK! I wish I thought of that!!” Those are the people I wanna talk to haha
17. If things just aren’t coming? Take a break. If you’re feeling aggravated, eat some food, drink some water, and get some rest.
You can’t force it. I know we can’t all take a break whenever we want, but please try.
18. Know yourself. Most people can’t sit alone with themselves. But knowing yourself is paramount. Therapy can help too. Knowing yourself means knowing why you like something, developing taste and not hiding it, knowing where to waste your time and where not to. This takes time. This is the Work.
I learn something new about myself nearly every day. I’m very curious about myself. I’m a studier of Myself. I want to know how it all works up there in my brain. I want to make it make sense. 
19. A hex/encounter/dungeon room/story can just be a weird, little guy.
Yeah. You can do Dungeon23 right now by just browsing pinterest and saving a bunch of images of cools NPCs. Your whole dungeon can just be pictures of NPCs that you make up personalities for at the table.
20. Write the game you want to play, not the one you think others will.
I think I wrote this in response to another project I saw at the time. But it’s true at all times. We’re indie designers. Why else are we doing this if not to tell our stories? 
21. Make sure your needs are taken care of by the budget before hiring collaborators.
It’s common in the indie TTRPG space to rely on collaborator clout to draw people to your project during crowdfunding. And it’s common for those sorts of things to ruin a project financially. The process will always take longer than you expect, so please make sure YOUR needs are met before you start paying other people. There’s nothing worse than promising a paycheck to someone and having to rescind the offer because something happened and you had to use their money on rent. Like, just please? Care for yourself. 
22. No stretch goals.
This is a Me thing. But I say it to everyone who comes to me asking for advice on their first crowdfunded project. Keep it simple. You want to deliver. You don’t want to overpromise. You simply want to be able to do the thing so that you can do another one later. Take it slow.
23. When writing Hurt, the most important thing is that you are human. What you feel is human. What happened to you is also human.
This is about empathy. For your characters and situations they find themselves in. It’s also about honesty. The most biting and beautiful passages of my favorite books have been honest. Because the truth is, when experiencing Hurt, things aren’t so cut and dry in your head. And your reactions might seem weird in hindsight. You might feel ashamed or guilty for not reacting a certain way. Just please have empathy for yourself. The readers will relate to the honesty.
24. End all dialog with “said.” It’s all you need.
This is a good rule because it means you have to choose to break it. Which means you have to think about why you’re breaking it. Which means you can defend breaking it. Which means your editor has to listen to you for once. :P
25. Writing is a skill as much as it is an art. Give it respect. Good writers don’t simply fall out of the womb. They mastered a craft. Not unlike any other skill or discipline. You won’t build a good chair on your first try.
It took me a long time to learn this. Writing is actually very hard and every good paragraph you read is a masterpiece of patience and skill. 
26. Find time to write. How else can you be a writer?
I hate including things because I see a silly take on twitter. But yeah, obviously. Writers write. 
27. Writing can be lonely, but shouldn't be solitary. No book is made by one set of hands.
This is true of every project I’ve done. Even my most recent effort, Melancholy Island, had my friend Char’s photography in it. Beyond that, I talked to my best friend Coleen frequently about it just to keep my head straight and focused. I also have my discord where I would lament and talk and such. Each of these things are helpful in the process of writing. Don’t isolate yourself.
28. Having an opinion is easy. Having a good one worth defending is the Work. If you have nothing to say, do anything other than write.
This may be more true of non-fiction writing, but it’s true of TTRPGs as well, otherwise you’d just play one of the thousands upon thousands of games that are already out. Figure out why it is you *don’t* want to play them and focus in on that. Your opinion lies somewhere in there.
29. Never submit a first draft.
Like, please? Have more respect for your craft. I think third draft at the earliest. That’s when I usually get an editor.
30. Don’t follow trends.
31. Writing is about making choices. Half measures are worthless. Make a choice. If it’s the wrong choice: that’s fine.
32. When writing games, you’re composing an incomplete text. Otherwise it’s a script. Choosing to write a game over a novel is an important decision.
These are all related. 
33. The two ideas circling your head are actually one idea.
I combine ideas that seem disparate all the time. It unlocks the Good Stuff.
34. Take yourself seriously. Listen to yourself. This is how you gain confidence.
35. You need to learn to say, “That’s a bad idea.”
These two both boil down to “have confidence in, and know, your taste.”
36. When writing, ignore the first thing that pops into your head. Ignore the second thing too. The third idea is where the work starts.
I’ve found when running games, the first idea I think of is often the most obvious. The second one ends up being a gimmick or a twist. But the third idea is where the humanity tends to come in. Thinking beyond tropes and cliches to find the Truth you’re trying to say.
37. Western writing traditions are not the world.
I wish I had been taught this in school. Cause the hero’s journey ruined me for a long time.
38. If you aren’t sure if you can or should write something: experience more art. You don’t need permission. You need to broaden your horizons. You’re not the first to tread this path.
We’re hardly ever doing something truly original. Find the blueprints and figure out how to make them yours. Use them to tell your story.
39. If you can’t say why you chose to do something, shut up and listen to your editor.

40. The most beautiful critique isn’t worth as much as the most mediocre art.
Keep making art.
41. Copy writing you enjoy. Assimilate it.
I steal ideas, concepts, and techniques from every single thing I read/experience. This is how you become more skilled at your craft.
42. Your job, as a writer, is to make a claim. Any claim. Your art can’t be for everyone. You can’t write for the lowest common denominator. You can’t write for the widest possible audience. Be you. That’s how you find your audience.
You’ve got things to say! Even if you don’t know it yet. That is part of the Work.

Week 13 - Captain Sora's Sea Scurry Playtesting and Post Mortem
This week we ran our official playtests. I conducted a few of them instead of Kai as they were done during the playtesting party. I followed a script that we created as a team to conduct the playtests. However, I still took verbal notes from each play tester for each one as that was my assigned role since week 10. We collected data from a preliminary questionnaire as well as a post-play survey that we made beforehand using google forms. Each playtest ran smoothly and we were able to collect valuable data from five naïve participants for further analysis.
Throughout the entirety of this unit, Fullerton has provided me with valuable knowledge into the fundamentals of game making which is a part of design I have little experience in outside of my own personal endeavours. Fullerton describes the types of decision making that there are in games, sorting them into an easy to understand diagram:

They describe how finding the balance between allowing players to make decisions that players they find interesting and engaging while not interrupting the flow of the gameplay is important. Furthermore, any decision that have no real consequences, no real decision, or are arbitrary in choice are really good opportunities for redesign to improve your game.
They also talked about the stages of development, some of which I've had the opportunity of experiencing as I've designed and produced this game in a team.

They have designed the diagram in a 'v' to represent the beginning of the project being the open, changeable and has the least financial consequence. Throughout this process I have been able to experience the concept phase all the way to a smaller scale of the QA phase within the scope of the unit. This has definitely been a very valuable learning experience for me being able to experience many stages of development within a short amount of time. It has definitely been an eye-opener to the scale, time and resources that it takes to create a successful game and I intend to take this experience with me as I pursue game design as a career.
Fullerton discusses how to get a career in game design in chapter 16. She talks about how a more well-rounded program will be more beneficial to prepare you for a career rather than one that focuses solely on one part of design. Furthermore, she gives other helpful tips. These include how companies are more likely to hire designers that have technical skills such as programming in industry standards such as C#, a language I plan to self-study over the next six months. She also mentions learning game engines and programs such as Unity and Adobe Photoshop. As I wish to one day become an independent developer, she suggests gaining notice through participation in festivals for indie games.
It has been a pleasure to work with my teammates Kai and Conner throughout the development of Captain Sora's Sea Scurry. It has been a very exciting opportunity to see one of my own original games being developed in a proper team. This game has really challenged me in the role as both artist and producer as I really had to communicate my vision to the team. I also had the challenge of being the only artist of a project which I have not experienced in other units of my study. It challenged both my artistic ability as well as my time management and I am keen to challenge myself again with this role in further development projects. I am very pleased with the outcome of the game as we have expanded on this game beyond my original vision in my one page and one sheet. However, through the analysis of our playtesting we have found many things that we would need to improve upon if this team were to take it further such as important bug fixes, control changes and visual and UI additions. I would like to thank everyone that has been a play tester in all of my projects as well as the teaching team. This has been a very fulfilling and important experience in my journey as a game designer.

10 Tips for a Successful Post-Mortem

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

6. Identify the moderator.
Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

6. Identify the moderator.
Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

6. Identify the moderator.
Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

While some of these tips are bit more rigid than others, the most important thing to remember is to keep the nature of the post-mortem light, yet still productive and impactful. If you succeed, you’ll watch your team take away immensely valuable insights that’ll make the next project even better.

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

While some of these tips are bit more rigid than others, the most important thing to remember is to keep the nature of the post-mortem light, yet still productive and impactful. If you succeed, you’ll watch your team take away immensely valuable insights that’ll make the next project even better.

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

6. Identify the moderator.
Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.
“I’m the kind of person who likes to create the environment and mindset – not because I do it deliberately, but because that’s how I like to live – where, from catering to makeup to hair to wardrobe, electricians, camera department lighting, sound, you know, it’s our movie; we’re together, and we have that camaraderie and that closeness.” Steve McQueen

Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

While some of these tips are bit more rigid than others, the most important thing to remember is to keep the nature of the post-mortem light, yet still productive and impactful. If you succeed, you’ll watch your team take away immensely valuable insights that’ll make the next project even better.

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:

It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other. The important thing is that everyone gets a chance to contribute. Here are the questions that I like to ask:
Are you proud of our finished deliverables? If yes, what made them great? If no, what was wrong or missing?
Did we get the results we wanted and did it make impact?
Which of our methods or processes worked particularly well?
Which of our methods or processes were difficult or frustrating to use?
How would you do things differently next time to avoid this frustration?
What else could we do better next time?
What was the most gratifying or professionally satisfying part of the project?
Wrap-Up (10 Min) – This is where you thank everyone for participating and let them know that notes will be coming soon.
Admittedly, it can be really challenging to keep to this agenda on the fly, but the last thing you want to do is stop the conversation from flowing organically. Most times, the conversation will jump naturally from one question to the next. The important part is that you make sure each of the answers is a conversation and everyone is able to address them.

5. Send out a questionnaire to all the participants prior to the meeting.
An agenda is extremely important, but it’ll be hard to stick to your timetable if the participants aren’t prepared themselves having thought about all the questions you plan to cover. If they haven’t already though through the questions, I guarantee you if you ask them what methods or processes worked well, you’ll get at least 10-20 seconds of blank stares.
This is productive for two reasons. First, you’ll more likely get better answers. It’s hard to come up with something on the spot that has substance. Secondly, when somebody finally feels like they have a good answer, nobody else will listen to them because they’re busy trying to think of a good answer themselves.
So, along with a simple agenda, make sure that you send all the participants a list of questions that they should think about prior to the meeting. It’s best if you give them plenty of time to get this done so it’s not a last minute dash right before the post-mortem.

6. Identify the moderator.
Along with an agenda, there must be one person responsible for moderating the meeting. This is generally the same person that set the agenda and scheduled the post-mortem. Having a moderator not only creates bumper rails for the conversation, but allows all the other team members the freedom to speak their mind without worrying excessively about the structure or process.
A good moderator will give the right amount of leeway for the conversation to tackle a tangent before reigning it back in.
The moderator should also be the one to take notes. I recommend using a white board. That allows team members to stay engaged, rather than frantically scribbling notes.

7. Keep it relaxed.
As I mentioned earlier, I love creative strategy meetings. They tend to be more relaxed and therefore more fun. Dreaded, high-tension post-mortems kill creativity and seal your team into their personal shells. That kind of meeting is as productive as a team-wide nap time.
You’re uncovering uncomfortable stuff much of the time. Deliberately promote a relaxed environment. If it’s early in the morning, bring coffee and donuts. If it’s later in the day, bring beer and well… donuts. Always bring donuts.

8. Encourage participation.
The goal of a post-mortem is a deep dive into the project and learning as a team. By surfacing the perspectives of everyone in the group – many of whom are often more in the weeds – they let us uncover issues at a micro-level that add up to a seriously macro impact. If only a few team members are speaking up, be sure and ask the others what thoughts they have. Sometimes it only takes a small amount of prodding before people feel comfortable talking.

9. Leave the laptops behind.
Just like creative brainstorms, I prefer that post-mortems are screen-less affairs. Folks are encouraged to bring notes, but computers often provide more distraction than they’re worth. For those already a bit hesitant to share their thoughts, there’s nothing worse than opening up only to find that people aren’t paying attention. A post-mortem should create dialogue and bounce thoughts and ideas back and forth. There’s no room for a computer in this process – even for note taking. (I’ll explain why later.)

10. Develop actionable takeaways.
Even the most productive post-mortem is no good unless there are clear, actionable takeaways. “Do better” is a noble takeaway indeed, but how do you act on that next time? You need specific to-dos the team can remember in the heat of the next project.
In our previous example, if communication was the problem, perhaps the actionable takeaway is to set more regular, in-person check-ins.
Actionable takeaways set clear expectations. The team can hold each other accountable for implementing them on the next project.

11. Share post-mortem takeaways.
Nothing groundbreaking here. The last important tip is to share the post-mortem takeaways with anybody who might benefit from your newly-found pearls of wisdom. This definitely includes your post-mortem attendees. But spend the time to identify others in your company who deal with the same challenges.

While some of these tips are bit more rigid than others, the most important thing to remember is to keep the nature of the post-mortem light, yet still productive and impactful. If you succeed, you’ll watch your team take away immensely valuable insights that’ll make the next project even better.

Update: I wrote this article in 2015, but I thought with the new year right behind me that I should update it with all the learning I’ve received on the subject of post-mortems. I realized, in retrospect, that I left one key tip out that I make sure to include in all my post-mortems. So, what’s better than 10 Tips For A Successful Post-Mortem? I present the much new and improved 11 Tips For A Successful Post-Mortem. (Spoiler: #5 is new.)
I love meetings. Actually, let me clarify. I like creative, strategy-focused meetings like a brainstorm or its emo cousin, the Post-Mortem.
What is a post-mortem? To some, it’s an examination of a corpse in order to determine the correct cause of death. To other more well-adjusted individuals (no offense Dana Scully), it’s a discussion (usually at the end of the project) to identify and analyze elements of a project that were successful or unsuccessful. It answers the question, “How’d we do?”
Many people find the name “post-mortem” too macabre. They’d rather call it a “retrospective,” which I find boring and lacking imagination. Even if a project was a ridiculously successful delight from start to finish, the post-mortem marks the end of a job (or phase) and your team is probably happy to have it behind them. If I had my way, I’d call it the “[insert project name] Super Post-Mortem Extravaganza!!” Now don’t tell me you wouldn’t rather go to that than the “[insert project name] Retrospective.”
Not Just For Single Projects
Many people assume that post-mortems are only for one-off projects. Although they’re extremely important for projects with a clearly defined start and end date – think apps, web sites, infographics, etc. – they’re just as useful for ongoing marketing efforts. Post-mortems can keep the big picture in perspective with monthly, quarterly, or annual reviews. Obviously, having one every month is time-consuming, but a few hours every quarter is time well spent.
Not Just For Agencies
Post-mortems aren’t just for agencies trying to retain clients or win new business. They are every bit as useful on the brand side. Marketing Directors can equally benefit by holding post-mortems after finishing any campaign or project. To note, in a perfect world, the post-mortem can involve the client team and the agency team together. Remember, it’s “How’d we do?”
So, now that you’ve been convinced of the awesomeness of the post-mortem and have probably already scheduled one, here are my 10 tips for getting the most out of your post-mortem:
(Note: For the purpose of these tips, I’ll refer to them in the context of a single campaign with a goal of completion rather than an ongoing project.)
1. Have a post-mortem for every project, no matter how small or how big, no matter what the outcome.
Even if a project is small, there are always things that pop up which will help you learn for larger projects. For example, let’s say that the project was delayed because of communication issues. This could lead to a delay of a few days for a small project. But in a massive project, this could delay you by months and more importantly, increase the cost by two-fold. Always a fun conversation with the CFO.
Importantly, post-mortems should be held no matter how well a project went. Some tend to think that a post-mortem is all about what went wrong. Again, I prefer to think of it as “how’d we do and why?” I’ve never worked on a project that went perfectly. Likewise, I’ve never worked on a project that was a complete disaster. There is always something of value to learn.

2. Schedule the post-mortem directly after the project concludes.
If you’re like me, project details evaporate from memory when the big push is finished. If a project goes well we lose sight of problems in light of a job well done. If a project goes poorly we lose sight of successes as we try to figure out what went wrong. Have your post-mortem while details are still fresh. Bonus points for scheduling them in advance.

3. Set a constructive mindset.
This is by far the most important tip on this list. A post-mortem is not about highlighting failures with the purpose of assigning blame. It’s not about reviewing employee performance. It’s about reviewing the work and the result for purposes of team and personal improvement. It needs to be constructive.
Therefore, it’s important that your team is in the right mindset: positive and learning-focused, not defensive or hypercritical. The best way to do this is to start off the conversation with something positive. Generally, the more powerful or proud they feel, the more effectively they can process constructive criticism.
As one of my team members always likes to say when things go wrong, “Well, nobody was killed, so…” Remind everyone that, no matter how embarrassing a gaffe, you can learn from it. Obviously, this doesn’t work if somebody did die, but no Portent project has killed anyone so far… so I’ve been told.

4. Create an agenda.
Even a relaxed meeting needs an agenda. The last thing we want is a completely disorganized mess that leaves you an hour later with no idea of what you actually learned. Having an agenda will actually help with all of the tips I’ve spoken about so far.
Here’s a sample agenda for an effective post-mortem:
Set Tone / Explain Format (5 Min) – This is possibly the most critical, pivotal 5 minutes of the meeting. It’s where you remind the group that this post-mortem is all about constructive analysis. It’s your chance to guide the mindset of the group and hopefully get them to relax and feel safe enough for a truly productive session.
Recap The Project (2 Min) – That’s it. You’ll give a synopsis of what the project was about and what the initial expectations were. This will let you focus on the measurable goals so you can objectively evaluate whether the project was a success.
Recap The Outcome (3 Min) – Although there might be a difference of opinion on how everyone thought the process went, usually there’s a pretty straightforward idea on whether the goal was met. Was the client happy? (This could be a client in the literal sense, or it could be the CMO of your own company.) Did the cost exceed the budget? Was the product delivered on time?
Team Member Questions (40 Min) – This is the meat of the post-mortem. Where all this setup will pay dividends. It’s where the conversation really gets going and your team members get an opportunity to speak up. It helps to jump-start by asking one person a question and allow people to riff off each other.
