How Grab beat Uber in Southeast Asia
My first experience with Uber was in 2015 when I went abroad for college. I recall being amazed by how convenient the app was compared to hailing a hackney carriage in central London. Back then, I mostly used the app whenever I had to go to places inaccessible via public transport or when I had to rush for classes (I still do this to this day). When I went home for my first summer break, I was pleasantly surprised that Uber had already launched in Malaysia and the platform was thriving. I was also surprised to see that there was a local Uber imitator at play – Grab. In fact, at that point, Grab was competing with Uber in almost every major Southeast Asian city! However, I remember telling my friends that same summer that Grab had no chance whatsoever and that Uber would eventually drive them out of the market, especially with the latter's massive war chest. The chart below, published in 2016, highlights my point.
But I couldn’t be more wrong. Fast-forward to 2018, Uber announced that it would be exiting the Southeast Asian markets and that Grab would control all its existing operations in the region. I will now try to explain Grab’s success over Uber in Southeast Asia using the Bass diffusion model as a guiding framework.
Hyper-localization: The heart of Grab’s strategy
One big reason Grab did so well is that it paid attention to what people in Southeast Asia wanted – i.e., it hyper-localized. On the other hand, Uber used a plug-and-play strategy. For example, Grab knew cash was still king in Southeast Asia, so it accepted cash payments from the get-go. Uber only did this in 2015 when it rolled up cash options in its developing economies operations worldwide. Grab also introduced GrabBikes in 2014 in heavily congested cities (e.g., Jakarta, Manila, Saigon), where riders would get transported on motorcycles instead of cars! This made it easier for people to get around quickly without getting stuck in Southeast Asia’s infamous traffic. On top of that, Grab used third-party maps, which included points of interest for pickups and drop-offs at places that are typically hard to pin down, such as roadside stalls. This thoughtful integration facilitated a more seamless and efficient service. Uber never did any of these.
By tailoring to local needs, Grab encouraged early adopters who were less influenced by others and more by the novelty and suitability of the solution – in other words, hyper-localization increased Grab’s Coefficient of Innovation (p) more than Uber’s, which then allowed them to capture the market very quickly through a rapid adoption curve. Indeed, Grab spent a lot of money experimenting with localized product enhancements and services to achieve this.
Saturating the market as fast as possible
Another strategy Grab used was getting to markets before Uber did and immediately spending aggressively on marketing and promotions. Indeed, for almost all major Southeast Asian cities, Grab had a few month's head start before Uber finally arrived. Even if we assumed that both companies had the same Coefficient of Innovation (p) and Coefficient of Imitation (q), by capturing markets early on, Grab effectively reduced the potential number of consumers who have yet to adopt [m – N(t-1)], therefore reducing the possible rate of adoption for Uber by the time it entered these markets. Indeed, by saturating these markets early on, Grab successfully immunized itself from the threat of Uber’s massive war-chest-backed marketing activities Z(t).
Conclusion
All these strategies resulted in Grab’s eventual victory. Reflecting on them further, it becomes evident that Grab’s victory was not just about outspending or outmaneuvering Uber but about outthinking them at every turn. Grab’s deep commitment to localizing its services and its nimble and adaptive business operations shows us that local knowledge and customer-centricity can make or break the game in tech and innovation. As my team and I work on our Branding Lab project, I hope to explore how New Balance, the subject of our study, despite its scale, could leverage these strategies to capture a larger market share of young consumers!
