The Facebook Ads strategy we used to grow this e-commerce brand from $12,640 to $241,532.05

Here are the results:
Before (Jan 1st to October 31st 2023)
Ad Spend: $20,049.32
Revenue: $12,640.00
ROAS: 63%
After November 1, 2023, to August 18, 2024:
Ad Spend: $60,258.94
Revenue: $241,532.05
ROAS: 401%
This brand's sales increased by 1,810%, and ROAS improved from 63% to 401%.
In this post, I'll share the step-by-step process that has worked for me.
Additional details about this account:
This brand sells mid-tier dive watches, mostly priced between $450 and $500. Break-even is at 190% ROAS.
They have about 15-20 different watches and receive little traffic from sources other than Facebook Ads, except for occasional referrals from blogs and influencers.
Let’s dive in.

1. Marketing Fundamentals
One common mistake brands and marketers make when running ads is jumping straight into media buying tactics.
In over 90% of the posts here, you’ll hear about:
Different account structures and strategies
Creative testing processes
Bidding strategies (cost caps vs. lowest costs)
While these are important, they won’t make or break an account.
For this client, this was definitely the case.
The previous media buyer was running creative tests, different bid strategies, and targeting various audiences, but he didn’t consider much else about the brand and product.
Here’s the thing:
When you take over a new ad account or try to improve performance, 90% of your work should happen outside the ad account. It’s that simple.
In this client’s case, he didn’t notice that over 70% of sales came from one specific product variation. Yet, he was promoting every product in the store. To make matters worse, less than 30% of the budget went to the top seller.
Crazy.
As media buyers in 2024, our job is no longer just to push buttons in the ads platform. We need to:
Understand which products are worth promoting and which aren’t (what are our best sellers; which products have the highest margins, etc.)
Look for patterns or seasonal trends in sales. If so, do we have a marketing calendar planned?
Understand the goals we need to meet. Are we aligned with our client’s P&L statement?
Test different offers to make the product more appealing, effectively increasing conversion rates.
Work on different funnels to reach customers at various stages of awareness.

2. Our Game Plan
Here’s our approach to turn this account around.
We focused on one specific product.
We created a limited-time offer that included a free gift with the customer’s order (I’ll share more details about this shortly).
We improved our PDPs to boost the conversion rate by adding product ratings, including logos of publications where the brand was featured for credibility, and making the add-to-cart button sticky.
3. Account Structure
As you know, in 2024, consolidation is key.
We want to keep our account lean for Facebook’s algorithm to work effectively.
One ABO creative testing campaign will be run. Each new ad concept will be tested in its own ad group, usually with 2-3 variations (different hooks, thumbnails, headlines).
One main ASC scaling campaign will be created. Ads that can spend 4-5 times our target CPA will be scaled into this campaign using the post ID.
Some additional points:
We only run one offer per campaign at a time. This means one product with one offer (special gift included).
If we want to scale to other countries, we will duplicate this structure: 1 creative testing campaign + 1 scaling campaign.
Note: Recently, in other accounts, I’ve been running only 1 campaign that does both testing and scaling. It’s a CBO campaign where each new ad set is a new test, and we let Facebook decide what performs better.
Note 2: Consolidation doesn’t mean you should only run one campaign. To me, it means ensuring each offer has enough budget to exit the learning phase efficiently.
4. Ad Creative Testing
This is the same process I use to scale most of my accounts.
First, we need to be clear on what we’re testing and why. We start with customer research to understand what makes a customer buy our product.
We do this research on:
Customer reviews
Competitor reviews
Amazon reviews
Reddit forums
Facebook comments
One common theme in reviews and comments was that people were buying this as a gift. This is why we chose to promote it as a gift instead of offering a discount—it makes the product more appealing.
Other tests we decided to run include:
Using testimonials for social proof.
Showcasing logos for authority and credibility.
Different styles of assets: native vs. studio shots.
Focusing on specific product features (water resistance, glow-in-the-dark, different straps, etc.).
We’re not just randomly testing visuals. In each test, we want to learn and replicate our success.
Most importantly, we need to ensure each test has enough budget for statistical significance, allowing us to draw confident conclusions.
Since we allocated around 40% of our budget to testing, we could only test about 5-6 ads per month.
It’s better to run well-planned tests than to conduct hundreds of tests each month with a $5/day budget.
I use this template to track our creative test results: FACEBOOK ADS CREATIVE TESTING TRACKER TEMPLATE.
Note: Here's the basic math. If your budget is $10,000/month and you spend 30% on creative testing, with a break-even CPA of $100, then $100*4 = $400. $3,000/$400 = 7.5 creative tests you need to run per month.
For new accounts, increase the percentage of the budget for creative testing. For established accounts, focus more on scaling.

Once we find our winning assets, we scale slowly using horizontal and vertical strategies.
Horizontally: we expand to new countries with our winning assets. We duplicate our successful formulas in these new markets. We started scaling to countries where we already saw some sales and traffic.
Vertically: we slowly increase our budget by 10%-15% when needed. In this client's case, we avoid scaling too fast, as it has caused production and delivery issues in the past. Usually, for other accounts, I scale every 3-5 days.
6. Other Notes
Here are a few things to consider when running your account.
Bid strategies: In this account, I mostly used “highest volume.” I believe this should be the default strategy for over 90% of accounts. However, if you’re experienced and know how to set cost caps, other strategies can work well.
Broad targeting: This account used only broad targeting. The previous media buyer wasted time testing new interests with poor results. If you can’t make your ads work with broad audiences, you have bigger issues than targeting.
High-engagement ads: Over the last year, many have said “ad creative is key” to running ads successfully, and I agree. However, I see many accounts that do everything right in research, angles, and strategy but forget where they’re advertising. You don’t want to seem overly salesy. Focus on creating ads that are engaging and generate comments, reactions, and shares. Look for trends on social media and leverage them, but catch them early. If they’ve been trending for a while, it’s better to stay away.
